what would your advice be for employees who call in sick quite frequently. i definitely understand that you cant give a 10/10 experience if you aren’t feeling great yourself.

I think it would depend why they're calling off sick. If they have a chronic illness, it might be time to have a meeting to reevaluate the hours they can reasonable manage without putting clients & the business in a tailspin on call out days. It seems reasonable to drop hours down (less per day or less days per week) until they are more stable. If they don't have a chronic illness, the conversation still needs to happen regarding consistency in their role with you. If there's no resolution, it might be time to decide if your better off letting the relationship go. Pretty tough to run a business without consistency in your staffing.

Excellent video, I am thinking to switching to performance based pay. I had commission based pay based on how long the employee been working with us but some old time employees don’t care about retention anymore because they get the same commission anyways

Exactly, it rewards the wrong behavior. Keep in mind, switching to performance based often triggers the exit of those types of employees. It’s a good thing - just something to plan for so there’s less disruption to the businesses.

For now I onboarded them to sales training the ones with lowest retention. If their retention remains below our minimum their commission will be reduced 5%. But I am going to talk to my account how to perhaps completely restructure with hourly plus performance based commission

@@KirstenFoss many times as a male therapist i find that the spa environment is too "female" for me , slow pacing , fake kindness , coworker sabotaging etc. the main point i am making is spas shouldnt be a workplace exclusive of men. i think male innovation and scientific prowess can add a lot to a successfull spa and maybe that way you can attract more male clients and make them stick to a healthier lifestyle

You're welcome! You have to stick with your disciplinary/progressive coaching policy. That should be in your Staff Handbook and explained at onboarding so there's no question about what happens when policy is not being respected. If they don't want to be in alignment with your policies, they're not in alignment with your business & its direction. Sometimes it's a difficult decision to let someone go, but the friction they cause isn't worth the stress.

@@georgemichas8773 I don't recommend running a business without leadership or policy. Time to reassess & reorganize your leadership & policies. You'll keep running into issues without it. Your team needs your direction or they'll default to doing what THEY think is best.

@@georgemichas8773 ah! I see what you mean! Yes, asking for clear roles & policy is you’re right. Whether they will do that for you is another matter. Weak leadership is so very frustrating for the team! The only options you might have is to stay & put up with it or move to another facility to work at…or went Solo.

Thanks for the information you share, it was so helpful. I can relate to you with your digestive issues. I don’t know if you would believe me but I can eat what ever I want with out stomachache or gaining wait which I’ve been struggling with since childhood. Please seek Meta health therapy. The causes behind IBS and the IBD as they describe is the fear of commitments and obligations it is just the same pain that comes to a child who doesn’t want to go to school and want to stay at home and play freely all day. The treatment is very simple and easy if you can just acknowledge that fear and accept it, your body will resolve the pain by it self.

I actully just watched her video earlier, and saved it to my phone! I’m a senior in highschool and will go into massage school after I graduate. I’m already starting my prep for my own spa/gym! In my head I’ve got a huge idea and my whole thing is I want to provide luxury experiences without the luxury price tag. (I come from a town with very little middle class. It’s either people with 0 money or people who’s bank accounts I can’t even fathom) my small mountain town probably can’t support it, but I’m super excited.

I am going to say this: I offer some spa services, mostly clinical services, and I have hired a few managers. I agree that the job descriptions and responsibilities are sometimes not clear enough. HOWEVER, I will say that especially post covid, people want a lot more money to do a lot less work. They apply for a job they are not qualified for and they lie about their skills. They all want to "learn to do the job" but sometimes you need to hire an experienced person. That experienced person doesn't want to prove themselves, they want to make a lot of money and not contribute to the bottom line. They want to over delegate, they sometimes fake their way through and cover up mistakes that cost the business owner THOUSANDS of dollars so be mindful that it isn't always that the wage isn't high enough, the skill set is also lacking that matches the desired wage.

I agree that it's the Wild West out there when it comes to recruiting! A lot has changed in the 6 years since I posted this video. Wages are a huge issue right now too. The cost of doing business and the cost of living is so much higher after Covid which means team building is definitely more of a struggle on the financial side for both parties. And there's definitely been a big culture shift during Covid! It wasn't call The Great Resignation for nothing! This video is only a short list of things to think about when hiring a spa manager for the first time...it's a detailed job, for sure.
