Why is it that James started out in a trio with Henry and Gordon but later on became a trio with Thomas and Percy?

It's clear to me that that was likely a marketing decision by HiT when they took over the show. There were some kids media at the time that featured a cast of three characters wearing the colors blue, red and green (example: Alvin and the Chipmunks) and since Thomas, Percy and James were main characters that wore those specific colors, they used those three specifically when it came to promos and merchandise that were being made around that time. Thomas and Percy definitely made sense as they were the most prominent mains at that time, though it's clear that they only slapped James in with those two because he was red and was a main character. In a different universe, they would've used an engine that was the same size as Thomas and Percy for their promotion, like Toby or a character who had a more prominent main role in the series like Gordon. Or maybe they wouldn't have found it necessary really to include a third engine in promotion, I don't know for sure. Even with them using James in a lot promotion from that time till 2018 when Nia was introduced, there was only ever one episode that centered around the three as mains and it wasn't until King of the Railway where they actually utilized them being the main trio of the series.

in 1997, the chu-ga company was at the center of a massive controversy involving their products, for 2 reasons: 1, their products were notorious for being incredibly dangerous, including these, which heavily discouraged shop owners from stocking their products, to the point where the company had to bribe stockers to even put them on display. 2, they did not have permission to use Thomas the tank engine, or any of it’s property by the owners, which only increased the discouragement from selling their products. All of these controversies led to declining sales, and in 2002, the company filed for chapter 11 bankruptcy, with a reported 40 million dollars in debt, leading to the company shutting down For good.
