He could be similar to Associate Bob from 'Demolition Man' or the Mayor's majordomo from 'The Book of Boba Fett'; A sycophant who could easily reform and shift loyalties to the good guys if it meant him keeping/ regaining his job.

I like to think Hiss was originally King Richard’s advisor/confidant before John started his coup. He does seem to hold PJ’s older brother in high-regard and hates PJ. Perhaps Richard asked Hiss to look after John if he were to ever leave the country, and John took advantage of this.

I feel so bad for Sir Hiss. I don’t even see him as a villain, as he hates Prince John and doesn’t like violence, even reacting negatively to PJ’s plans of hanging Friar Tuck. The worst thing he ever does is spy on Robin Hood. I like to think Hiss was never evil and simply wanted the cushy life, even being King Richard’s royal confidant before PJ enacted his plan to overthrow him. It makes sense, in my opinion at least. Why would Hiss keep hanging around John if he’s constantly abused and hit? Maybe Richard asked Hiss to look after his younger brother if the king were ever to leave the country, and PJ took advantage of that, threatening Hiss to hypnotise Richard into going on the crusade.

Most of Disney's latest villains ( Hans, Bellwether, Lotso, Namaari, etc... ) were presented as victims with tragic pasts, in order to make them more original, but more sympathetic, which doesn't do much good, since from start to finish, they remain trash and know no redemption ( or in a clumsy way ). However, it is a concept that deserves to be developed correctly.

Felt exactly like the villains' henchmen when I was in the first and second grade and when I was still living with my stepdad. I wrote these quotes in my own story. "Throughout the whole schoolyear I saw you as this unruly Disney villain and I felt like your shit for brains henchman." "I just want a father figure I could feel comfortable around, and one who won't go apeshit over the smallest of mistakes".

3:06 he’s not mistreating them, this is the reasonable reaction to someone calling yodeling singing. Also if yall haven’t seen the movie (Home on the Range) first of all you should, second I love the henchmen triplets because they all have horses with the exact same hairstyle and body type (lanky) while the boss has a bison which also matches his own body and hair (bulky above the belt, with a small lower half)

One of my favorite subtle details about Disney villains like Maleficent, Ursula, and even Shan-Yu that really humanizes them in my mind is that despite their objectively evil actions they do have some small redeeming qualities. Ursula actually cares about Flotsam and Jetsam, Shan Yu listens to his men's opinions, Hades sticks to his deals, and even Maleficent, the Mistress of All Evil, treats Diablo with respect and considers him a pet/assistant more than a goon. One of the more underrated aspects of writing a good villain to me is making them objectively evil but still having them show some bits of humanity. It's like Voldemort caring about Nagini to a degree and Snow from the Hunger Games liking roses and gardening. It shows that despite how objectively evil they are, they are still relatable. It's something that I think is often overlooked when writing villains, even unsympathetic villains that are irredeemable: making them human just enough so we can connect to them and see what shards of humanity they have. I'd say Jaffar and Jago might have the best relatonship...since most of the time he almost treats him as an equal..even takes complains without punishing him, or actually listens to his advice and when he is successful he does share his power with him. He only is really rude to him if Jago disturbs his plans, and if there is a chance to be exposed because of his friends reckless behavior. Even when Jago left him it was not because of miss-treatment it was because Jaffar lost and he stuck with him in the lamp. Pure Irony that it was Jaffars henchmen who switched sites. If Disney is really bored they could do a little cartoon where Jago is fed up with Jaffar (maybe in the short time Jaffar actually had the lamp and was a super-powerful wizard and could just sent Jago to other universes) and learns how it is to work for the other Disney Villains. In most cases he would end up in a bucket on day one.
