Don't take the effect as the cause. Torque changes because of the conservation of angular momentum. The reason for the change in speed is the conservation of angular momentum.

Приводную шестерню на коробку надо ставит в данном случае под углом, чтобы шестерня могла зацепиться за предыдущую передачу. Так же я бы поставил повышающие редуктор на конце и маленькую звезду на приводной вал, чтобы уменьшить механизм и небыло проскоков.

I once saw a nice lego gearbox, almost same arrangement as yours but with a more smooth decrease in gear diameter, it looked like a cone And they did the exact same cone but in reverse arrangement for the imput axle, from there they put free rotating small gear between each « cone » monted on a diagonal axle (two pivot used) The perks immobile imput and output shaft , and only have to slide the small gear along its axle to change the speed of output shaft. Hope it help you or give you some idea at least
