Why can’t I change the Rune of Adyr into the withered one? It doesn’t give me the option to speak to the person in Mothers Lull

What happens if the wayfarer didn't take the rune ? For some reason he didn't show up . Can I still get the umbral ending ?

Yes, you just don't need to lit the first beacon, but all others can be lit or left alone.
