Jack is not fully a villain. He got his screws loose due to the abuse of his grandma but then of course he wanna save Elpis from Zarpedon due to his hero complex and his love for money, making him betrayed by Moxxi, Roland and Lilith. He got so mad to the point where he is going to be a psycho murderer. After finding the vault, Lilith put the final nail on the coffin by punching the vault symbol on his face and that day, Handsome Jack is born.

I argue that the biggest shortcomings for bl3 was its entire returning cast feels like they're only there as a proxy to show off the new characters were really not interested in. Ava? Really? No thanks. Reis was an interesting character with drama, motives, emotions, conflict, etc and ended getting bastardized into a farking meme generator ranting about frogurt and bagels. This is all still not taking into account how lame the main antagonists turned out to be, which is a whole different can of worms.
