Been silently watching for a bit. My path very similar in many ways. Totally different in some. In any matter you do awesome at trying to navigate the sea of product making. Just wanted to mention on the issue on repeat customers. For me when it seemed that I had exhausted my audience, I zoomed out by widening the product line rather than zooming in to focus on that customers. Take the derivative of what you make, markers and coatings/adhesives and find new purposes. Sort of de-niche-ing. Maybe you'll find a purpose that has higher and more repetitive use?

With my paint products, I have found we don't need an induction seal or pad seal. I use bottles that have airtight threads, and as a precaution we add a clear, liquid thread-locker. All my dispensing and mixing equipment and tools are custom made by me. I'm still looking for a faster/better way to label my bottles. I still work out of my garage. If I was to expand, I would likely use a franchise model, which would have at least one valued hook to keep me in the loop. Yet as it is, I will likely pivot and sell just one product, which is my mixer.

I'm in the same boat as you, growing company. I chose to delay future sales and not scale (not easy to say no to growth) to learn and iterate my product in small batch manufacturing. I outsource all the non-value add aspects of the business like warehousing and fulfillment to focus on manufacturing in-house because as sales increase warehousing and fulfillment require physical facilities/people to shrink/grow fast or slow with sales. You're not able to be dynamic doing that in-house. Bringing those in-house makes it difficult to be agile, eats up your valuable time for product improvements. Just my 2 cents from someone thats on the same journey as you.

@Vanader Like you said, you're making them in batches of 7200/pallet. That's too many bad customer experiences for you to learn. By the time you figure out exactly what the customer wants, you'll be broke. You gotta be able to react and iterate faster...through manufacturing....faster. It'll allow you to pull those mistakes you're bound to make in the future, into the present. Good content bud! 👍

I’ve got a similar sized warehouse, in house manufacturing, dtc We can pivot at lightning speed, but keeping track of ingredients is annoying haha We do about 5000 units per month (cosmetics) I recommend looking into lean manufacturing to help with creating systems and make things way faster

Love watching your videos and hope to grow to your level. No where near there yet. But agree 100% every step is outsourced is not just the cost but their profit you have to pay for. One thing I wonder about is are you constantly tweaking with one product's formula? I think if it's good enough you should spend your time on expanding the product line. Some will hit, some won't. Maybe find something complementary to scorch marker. Like stencils or something. Idk Edit: just checked scorch markers website and s you already do some of that. Either way, good luck keep going!

Always enjoy these videos and the timing of this one is kind of crazy. Just last night I was talking to my dad who has had a career in logistics and I asked him why people employ 3PLs to do this stuff.... you give up so much and more than just margin (though, that's pretty brutal). You mentioned master cartons in your video and a specific aspect of that, which I can't seem to find, is how to find a tool that can optimize the carton sizes for a pallet. Would be curious if you've found something like that.

The amazon numbers seem very inflated based on the item's rank and stock. Be careful with this guy as he's likely just trying to sell his courses to make money. It takes only a few seconds to edit a webpage to change numbers. Most people are not going to take a pay cut to make courses if their business is doing so well and clearly needs more of his time. I could be wrong and dude could be legit. Just don't take someone at face value if they are trying to sell you something. Anyways this will likely get deleted.
