It is an old glove that is already worked in? If so and the leather is already worked in, I would just grab the fingers and spread them apart to loosen up the laces a bit.

Is the pad necessary? Can you do it in concrete or grass?

I wouldn't do it on concrete as it would tear up the outside of your glove. The pad is meant to give it a little bit of give when pounding it. So I guess grass could work
