This video is prepared as a part of project assignment for MGT6640 - Organizational Policy and Strategies.
Summary:
The focus of this video is about outsourcing company. We briefly discuss about its advantages and disadvantages based on three segments:
1. The Outsourcing Company - How does it work and how they can set policies and strategies that can be both beneficial to the clients and the employees?
2. The Clients - How can they be more involved with the activities within the outsourcing company to improve productivity and efficiency?
3, The Employees - How to improve the procedures and policies of KPI to ensure employees are satisfied and motivated to work?

Overall a well balance video presentation with a clear articulation of the outsourcing topic. Not all the outsourcing companies are the same. This video i believe will help those who were never exposed to the world of outsourcing to grasp a rudimentary understanding on how it works. Great video, this is how I explain it to my supply chain students: Subject: Read: How do companies outsource strategically? Some companies (both large and small) are going beyond just outsourcing commodities to also outsourcing core/strategic parts. It makes sense for smaller firms with scarce resources to outsource commodities. A commodity by definition is something that several suppliers exist for and as a result of competition, someone else can do it better, faster, and cheaper. However, data also shows that outsourcing core parts can be done effectively if companies take a strategic approach and avoid short-term considerations. For example, some companies use techniques such as co-location and long-term contracts. Smaller companies in particular should establish joint ownership of all design and manufacturing capabilities developed during the outsourcing partnership. There was a time in industry when the school of thought was that every company needed a core competency and should focus all of its scarce resources on developing that competency. Having a core competency implied you could do something better, faster, and cheaper than anyone else and everyone came to you for it. However, it appears that strategic outsourcing can in itself be developed into a core competency, especially for smaller companies that have fewer resources to begin with. With core parts there might only be 1, 2, or 3 suppliers to choose from. After all, a few or no suppliers to choose from is what defines a core part. Also, if it is core, chances are you need to go with one supplier because using more than one might be too complicated and sensitive. Suppliers with only one or two competitors are reluctant to work with customers that also work with their competition. Companies, especially smaller ones, should resist the temptation of using competitive bidding when they outsource core parts. Why? One, how do you use competitive bidding if there are only 1 or 2 suppliers to choose from? You cannot. Have you heard about the government awarding multi billion dollar contracts to suppliers with no bids? People often ask why don’t they use competitive bidding to get the best price. It is often because there is only one supplier that can give the government everything they need and want. Also, with core parts, price is usually not the most important evaluation criterion. Everyone of course cares about price. But how much does a smaller firm know about price with something as complicated as a core part? It is not a commodity like a widget. The buying organization should establish cost target goals and reward the supplier if they exceed those goals. Usually, strategic outsourcing of core parts is about performance (e.g., quality, service, and flexibility). Smaller firms should use negotiation to find a supplier for core parts. Smaller firms should use inexperienced junior buyers for competitive bidding of commodities. However, smaller firms need to tap into the experience and skills sets of senior buyers that can negotiate the terms and conditions of a contract with suppliers for strategic parts. Commodities and core parts can both be outsourced, but the techniques used for outsourcing requires careful evaluation, especially for a smaller company. Larger companies might have the resources to regroup if they ineffectively outsource something strategic, but smaller companies might be more at risk because of a lack of resources to play catch up. For example, decades ago, IBM wanted to outsource the operating system and microprocessor for its personal computers and it was all about driving down costs. IBM failed to recognize that these two components of a PC were strategic and that perhaps cost was not the major driver. IBM quickly outsourced these parts to Microsoft and Intel. These two suppliers proceeded to widen their margins in the PC market as companies like IBM failed to establish joint ownership of design capabilities. IBM was large enough to regroup from these outsourcing decisions, but most smaller firms do not have this luxury. In conclusion, smaller with limited resources. One way to get there is through strategic sourcing and that includes commodities. For example, do not assume that you are getting the best price and cannot do better because it is a commodity. You might outsource steel pipes to a distributor and only pay $1.00 per piece because that distributor buys steel pipes from the mill in bulk. It would otherwise cost you $1.20 if you bought directly from the steel mill. That is strategic sourcing, but it never stops. Raw material costs for all types of mills have been escalating at very rapid rates and these mills refuse to sell products at a loss and go out of business. They are better managed today and have surcharges for cost increases that are out of their control such as raw materials. If the steel mill has a 15% surcharge that is passed on to the distributor and the distributor marks up that 15%, then your new cost will exceed $1.15. Strategic sourcing would have addressed this issue with the distributor upfront and required that you will only pay an increased amount above the $1.00 that is exactly the rate of the surcharge. In other words, you will pay the 15% surcharge, but you will no let the distributor mark up the 15%. You could also shop around for mills that are more efficient and have a smaller surcharge or use a different distributor. Even commodities can be managed strategically and it might be required for smaller companies as they look for ways to widen margins with fewer resources. This is a very good and well organized presentation and summary of outsourcing. Outsourcing seems so promising to some, but you gave really good points for people to consider if outsourcing is for them.

Congratulations, masha Allah, tabarakallah, the group led by Sister Mira has done excellent job. Indeed, the group manage to simplify the whole Chapter 6 into five mins video, the theme outsourcing combines vertical and horizontal integration strategies to strengthen market position and sustain competitive advantage. I personally managed Talent Acquisition (in a BPO environment, Business Process Outsourcing) for HP in KL, I agree with the details shared and can relate a lot to this. Areas of Improvement that I think is possible: 1) Ensure Delivery Managers are participative leaders, creative in problem solving, helps build continuous relationship between employee and the client side engineers creating a business partnership (not just managing the big bosses for continuous service contract) 2) Improve the employee compensation and benefit, we can't have it all but stay above market offer, unfortunately many does the median. Try to focus on quality not just cost/revenue, work it out. Quality attracts quantity so increases revenue. It may require some additional cost and work, i.e. rebranding, negotiating cost and revenue with clients or company leaders, discounts from your existing suppliers/vendors... in the end the efforts are paid back when you build a team of positive employees! 3) employees require lots of motivation to be seated in the client offices as contractor. Hand hold them! Train employees to be super confident and teach techniques of client management. Employees are your ambassadors, so decorate them with every armour required, they shine... you shine! 4) Recruitment : don't always focus on poaching candidates, but have a variety of recruitment strategy : build strong candidate pipeline, train, develop & expose new hires, identify your Hi-Po and grow them. 5) Set realistic Target/KPI.

I work as an outsourcing manager. I believe that when your working with firms, especially Indian, you have to be careful. They have many back channels, don't care about your business and they are just looking to get paid. There is no way you can short cut talent. Its always going to cost you.

Generally, outsourcing itself is one of a good strategic alliance that many of big companies these days are implementing it. it can be a success when deal with best practices and it can be a failure when treat otherwise.

Outsourcing is actually good in nature especially in helping organizations to save their costs since they have the specialty in doing so. However, outsourcing becomes bad when they are not working smart and exploit their employees.

I am looking for stability. I worked 11 years in traditional companies...Is it ok to get hired in an outsourcing company in IT? I am looking for a routine and for stable long term projects, not to get switched every 6...12 months to a completely new project with another technology. So in this case it's better to avoid outsourcing companies, yes?

Gr8 Work, I've been working in a few of outsourcing companies and the structure of all the outsourcing organizations are pretty much same as what you described. I remember having a very low salary which people think its normal at that time, and really shocked to find out later that the client would pay almost 3 times for me as an employee. Basically, i was taken advantage of which led to low motivation to do the job and later even leaving the company. In my previous companies, the biggest problem was communication and employees were pretty much scared to ask for their rights.

Well as explained in the video, outsourcing is good, but working for the outsourcing company is bad for the employees because usually there is lack of motivation from management, plus benefits are not satisfying.

Exactly! It is not always bad for a company to choose to outsource their business. But I think in this matter, as an outsourcing company, there should be proper policies and strategies set up to ensure that both relationship with the clients and employees are well-balanced. It's an awesome video and I do really like it. It's quite simple, understandable and informative for all of us here. I would like to share my thoughts and past experienced during my time working with a couple of Outsourcing Companies. I do remembered that we are paid in a lower salaries range comparing with the client who pays 3 or 4 times higher to their employees. Besides that, there is less benefits as well and I feel been cheated and demotivated while working with those Outsourcing Companies previously. On top of that, I do agree that there is a barrier of communication between the Top Management to the Lower Management as well. They should improved on their communications level so that there is a one way communication gap between the Employer and Employees in the organization. They should put the employees first instead of themselves. One of the disadvantages of it will be the incentives pay out to those who works on sales. Sometimes we need to wait for both approvals from the Client and Employer for our incentives pay out. It will sometimes take a longer period or been delayed for months if both parties does not agree on those requirements. The outcome for these will be lots of good employees with both talented and skills will look for other opportunities and leave the company sooner. Last but not least, they should improved on their weaknesses so that it will not happened in near future. Hope it may helps. Cheers!!! xD

I think as an employee right now the only thing we can do is to make sure we choose a company that can provide us with better benefits :)

I think outsourcing companies have their own trends! But, what you're saying is true. To change it, an outsourcing company have to start from top to bottom. That way, people would do their job properly.

Hi dears, I think we had done a great job, so in my opinion to improve key performance indicator for the employees, the company should take into the consideration the level of productivity of its employees, by determining the standard of the monthly target quota of sales, when any employee exceeded the quota, it should give him/her a commission addition to his/her salary, this is the best way to motivate them.

Thank you, Khaoula! As you said, the employer should determine the target quota before the quarter started with a consideration that the target set would be achievable. Another thing for consideration is a good managerial leadership. Many high attrition in the company is because unqualified leaders.

The companies that were so much into outsourcing back in the late 1990s and early 2000s are gradually pulling their plugs off outsourcing as there are more problems for them in outsourcing that gains. Good example is Apple's products manufactured in China and how the Chinese company pressurised its employees for all the reasons mentioned in the video brought down the image of Apple among Apple users. In order to rebuild its image Apple constructed one of its production plant in Kentucky, USA. I guess companies are now moving towards contract workers/Staff Augmentation programme in order to enjoy all the benefits that they used to enjoy in Outsourcing activity and at the same time it seems to be a win win situation for all the parties involved when compared to outsourcing.

I have a question for who is experienced working in outsourcing company, can you explain for us: how is the relationship between the company's top managers and the employees, and is there any direct communication between them?

It depends actually. Most of those work works in a dysfunctional company would have an autocrat communication. It leads to 'hell' (destruction of the company).

I'd say outsourcing results and client - employee loyalty pretty much depends on the "ABC" Co. and the way this one manages it's employees... if the management is good there are many things to work on and settle for the employee to negotiate and be happy about the whole process or as you mention on the video "communication is the key" if the employer ( ABC Co.) is not open to communicate and to change or achieve a different and or more convenient work environment for the employee outsourcing will always have this ugly face, but if the employer is open for discussion and ready to change things in order to streamline their process and goals things can really be smooth and convenient for the client the ABC Co. and the employee... it pretty much depends on the ABC Co. how they handle things... outsourcing is good ... it is a win win situation allowing and opening job opportunities along with growth. let me know what you think....

Very good explanation about outsourcing which is unavoidable in many kinds of businesses nowadays. However, as I have watched few other videos of other groups talking about strategic alliance, is there any difference between outsourcing and strategic alliance? It might appear as if outsourcing is a type of strategic alliance as there are mutual benefits between the outsourcing company and the company to which the services are outsourced?

Thank you Br. Mohannad, I will try to answer your questions 1 by 1.. is there any difference between outsourcing and strategic alliance? yes, there is. Outsourcing is the contracting of services via monetary means in order to minimize or limit the resources that would normally be required to perform business functions internally, thus reducing costs. A strategic alliance, on the other hand, does not necessarily involve monetary payment from one firm to another, or a binding contractual agreement between two companies.

Well.. I can’t really see the difference between Outsourcing and Subcontract these days. It seems Subcontract are well wrapped with the name of Outsourcing. Are Outsourcing company and Client really consult together? Do they really work as partners? Hmm I don’t think so.

Hi dear brothers and sisters,thank you for this a great job. Actually, I've experienced this issue with one of my best fried fried, she was working in one of KL outsourcing companies, she works from 8.30 am to 5.30 pm for only RM 2000, in addition to the stress. I think only the outsourcing companies which located in developing countries take the advantages from its employees, while in the developed countries they will never do, because that countries are more worried about employess rightes, what do you think guys?

Thanks for your comment! We agree with you. The salary package that outsourcing company provided is not worth the effort of employees hard work (in most cases). Just imagine, one of the reason of client choosing to outsource is to "reduce cost" once they manage to do that automatically the outsourcing company will try to do the same by reducing the salary package of the employee because they too want to get more profit. It is always the employees who suffer the most!

yes sister Saida Hass it is the outsourcing employees in the developed country not suffering like the least developed because they have regulations and roles prevent the employers to take advantages from the employees and in the same time they determine the minimum wages,in addition to the salary amount should be determined by level of responsibilities.

We do believe that outsourcing companies are developing any where either developed or developing countries. We can't actually blame the organization as it has no heart. But what change them is the people who run them. If they have a good heart, for sure they would deliver a good practice in the company. Moreover, we could learn a lot from McDonald's and how they treat their employees. Without good workforce, there will not be a quality result.

I am a unioned employee that is managed by a outsourced contractor. In one word its terrible. We are a insourced department managed by outsourced company. It creates a ton of confusion. The contractor wants to cut corners and save money for bonuses. We just want to get our work done. Its impossible to sweep with no broom. Our company should just insource and higher from within. It would give employees a opportunity to grow and the companies mission statement wouldn't get muddled.

Outsourced Companies do have Policies and strategies but then follow them as per their convenience. Lack of Effective Leadership which results in employee's Dis-satisfaction towards the work. I feel the Managers should go through the leadership training at least once in a quarter to improve their people management skills. Its not just people management skills but also interpersonal skills and their approach towards the members of the team or group they work with of how to motivate, develop and help the individuals in achieving their professional targets. For Outsourced Companies its Imperative to keep the Client happy by driving the desired results but not at the cost of Internal customer experience, by chasing quantity.

I can't imagine you give this idea to your manager hehehe.. But you're right.. If you want to be a manager, a good one, leadership skill, management skill and interpersonal skill is NECESSARY! Infact there are couple of more points I emphasis on Quality & Quantity # For these O/C its Quantity which is more important for them as to keep the client happy and get more Business from the Client. Where Quality is no where listed. BCP # Business Continuity & Planning.. Most of these Companies fail to have a backup plans for the resources they hire. which leads to bad customer experience by not having the backup resource in providing the required information at the right time. Compensation Plan # Its true that Outsourced Companies make good amount of money on every resource they hire for that project and saving quite a lot by setting up a high targets with clauses to achieve the required target.

Simply not true. I've seen Indian developers paid $25k for a simple Magento project and still manage to modify the core and destroy the project.

"Well I'm actually onsite outsource recruiter for hsbc, gila stress wei.. Everything must follow SOP & they never listen to us. Padahal they took us in to simplify recruitment but never take our suggestions seriously. & the work we're doing sebijik like recruiter hsbc buat. But the benefits that we get is like super poor. Salary takyah ckp lah. & motivation level mmg low cuz they expect us to deliver double than what they deliver Pastuuuuuuu nak amik cuti pon susahhhh!!!! Cuz we service them (client lah katakan) so tak bole amik leave banyak2!!!! Takut performance drop katanya like dahell la I hadap je la. Kena perli macam mana pun kena layan je. Sometimes they make jokes la about us. & keep pressing that we didnt deliver to their expectation. Bila one of us nak resign, terhegeh pujuk suruh stay. Hahaha nak add on lagi ni! Dorang perli ckp "we paid 30k to ur company, dats expensive. We cud have hired interns to do the job" like dafuq apasal tak amik je intern bayar 500 je sebulan. Why? Cuz interns are not experience in interviewing people selecting the right people for doing the right job! Then shut the fuck up la about rm30k tuhhhh Pastuuuu yg sakit hati..... I propose a special program to encourage referrals from staffs to my client. That bloody woman pegi copy paste from A-Z and sent it to her boss. The boss approved & compliment her for the good write up & not a single credit was given to me. That dumb hsbc recruiter is manipulating our ideas & turn it to her own. Gila betul. U taw, sejak we came in Jan last year, dah 2 org outsource recruiter resigned. I'm the 3rd one. Dulu i intern kat hsbc in the same recruitment team. After my internship abis, hsbc yg nak i masuk lagi as outsource recruiter. Pastu they made fun of me. Supposedly agencies integrated to hsbc tp ni ex hsbc integrated to agencies. Kecik hati i. Most contract officers dalam team tu, bila contract da nak dekat abis, takde sape plan nak continue cuz of that manipulative bitch. Oh and that manipulative bitch pegi ckp kat sume orang dia counter offer i in terms of giving me higher salary. Padahal dia cuma tanya I nak stay a bit longer tak instead of 1 month notice i bagi 2 month notice camtu cuz she needs time to find my replacement So tu la challenges dia jadi outsource agent hahaha. Client always "right"".

I think what you're implying is that your employees are practicing escapism. That way, they could earn more and you get less. That is what we're trying to share here. Hopefully our recommendation can be implemented into that company that you just told us.

If you are not satisfied, then get a different job elsewhere, better yourself by getting a degree, start your own business, or apply for a better position within the company. It is not the job of the company to make sure you are satisfied; that is your job.

Nice video and good explanation! but guys are going to give a lecture? This is a kind of lesson. To me I think you misunderstood the objectives of video shooting! you have to come up a real company and its current problem or possible obstacles may face in the future and then act it. During your act you can explain the problem and possible solutions. That is only my personal view point. Thanks, over all you did a good job!!

I guess you did not pay attention with the video :) but it's ok let me explain.. this video is based on a real case and a real company. as we mentioned in the video, we change the company name for the sake of privacy. there is no limit on how you want to make the video, and it is a clear problem showing in the video on how outsourcing company should improve their policies and strategies to ensure that they both beneficial to the clients and the employees who work for them.

If you think that outsourcing jobs out of the country you live in is a bad thing, are you not thereby declaring that you believe that only human beings who happened to have been born on the same arbitrarily defined patch of dirt as you, should be given an opportunity to earn money and thus be able to pay for food and shelter? The people from "other countries" which is a made up fiction, they will get employment opportunity due to this outsourcing, which they would not have been given otherwise. And so they are thus able to avoid homelesness and starvation. Why want that only for the people who live in "your" country? Either way, a certain amount of people get to have a job and thus be able to have shelter and eat, and others won't. Favoring those born on the particular patch of dirt you were also born on is completely baseless and primitive to me. Now what I would want instead, is for the jobs to be automated or perhaps gotten rid of entirely if they are socially irrelevant and only exist now due to the construct of "money". And then I want literally all people on the planet to be given access to whatever they need for a comfortable life, through the intelligent use of technology - so that our very right to life and existence is not contingent upon us selling our time and effort to corporations - so that we can submit to boring and stupid drudgery in exchange for money which we currently need to gain access to the necessities of life.

Whats so funny about the concept of outsourcing is that it is so amazingly capitalist, yet it fucks over the working class in the western world(talking from the US) so goddamn much. Its really just a result of business owners wanting to make more money. Thats the mindset of a capitalist, increase profit. Do it through automation or cheap labor via illegal immigration or outsourcing. Workers in this country demanded too much through the decades in the 20th century, then the business owners said fuck it lets leave, and shipped their jobs overseas. Then the middle class started to suffer. I think in reality, much of the middle blue collar class in the U.S.(even many republicans), is against outsourcing.

Outsourcing is a short term sugar high gain with long term downside. Essentially, the solution is to cut out the middleman (outsourcer) as the the tasks need to be 1) clear 2) better communication 3) And growing benefits and compensation to reduce employee churn and bad management. So outsourcing is essentially short term gain at a long term loss.
