I suggest an O-ring or 2 for the packing in the packing gland. The shaft will need to be absolutely smooth where the O-ring runs to keep it from being eaten by a rough shaft. You will need to have a very substantial lock, latch, pin, etc to take the thrust for a traveling motor arrangement to keep it in place.

Thanks for the suggestions on the packing gland! Good call on the latching system as well. I haven't fully decided what to do (and I change my mind a lot), so any suggestion or comment on this line of videos will be super helpful. I'm just a guy who likes to make things, but not an expert on anything.

Could you explain just a little more how you made your shaft seal mostly the inner parts

It's two 1-1/2" x 3/4" NPT pvc reducers connected by one 3/4" close pipe nipple. Then there's a 1-1/2" Fernco cap on both ends of the 1-1/2" side of the reducer. I drilled a slightly undersized hole in the Fernco cap, and pushed the shaft inside. What makes it watertight is packing the entire inside with grease. I used Lucas white lithium grease. This can be accomplished by filling the entire assembly prior to inserting the shaft. The ferncos will wear to be the exact size of the shaft. The grease does not have room to escape and keeps spinning around inside. Closest thing to a watertight seal I could come up with for less than $10.

My guess is they had it strapped to the roof racks and it wouldn't fit when they pulled into the garage... so they tried backing in instead.

Way too much drama . Too many things can go wrong ! For horizontal engine ? Use the same principle as a go kart engine with centrifugal clutch using 1 to 1 ratio to give you neutral at idle and just install a rudder . OR you can go get small outboard lower unit and mount a lawn mower 4 stroke vertical shaft directly mounted to it and give you neutral and forward and reverse . Steering is also solve too just design a steering and motor mount .... very simple . Again .... did I say..... keep it simple ? Good luck !
