That scenario would nerf Luffy greatly. If he didn't fight Katakuri, he wouldn't unlock future sight. And not fighting Kaido, he won't unlock advanced conqueror's haki neither Gear 5, that's because it required him to get pushed to his limit and his heart to stop beating, so he can be revived as Joyboy. And Luffy won't be the same, since he fought so hard because he lost Ace and doesn't want to lose anyone close to him anymore. So, it won't make any sense if Luffy got nerfed and skipped all these fights, remember, It was crucial for Luffy to fight Doflamingo, Cracker, and Katakuri for his development, preparing for Kaido showdown. What about the Poneglyphs?

If shanks arrived early at marineford that means he could eventually stop the war and save ace but eventually they're up on a bigger threat due to kaido arriving at Marineford also which could literally be an all out disaster considering 3 emperors are present along with their supposed crew. It could probably forced the some of the elders to join the war. Either marines are wiped clean or pirates gets severely cornered. This event will also decrease the strawhats' improvement after the time skip or they would've probably wouldn't go to a time skip and gets wiped out by other large factions like punk hazard arc. Then Blackbeard would also probably reap most of the rewards in the aftermath of the war and could possibly take the magma fruit along with the quake fruit and phoenix fruit but then he would lose some of his members after kaido's rampage but with the gorosei's intervention blackbeard can escape. So in conclusion it is just rightvthat shanks arrived a little late or else an all out war would commence.

There are 6 problems that I noticed here are. First of all we cannot forget about the Crew of the Shanks. Second thing is Kaido isn't dumb enough to randomly swing he's attack or even engage with Shanks knowing he's arsenal are all deadly and lethal. Third is Shanks Conquerer Haki alone could knock everyone below Vice-Admiral level (Except Garp) unconscious. Fourth Garp would possibly engage with Shanks considering that he's the person that convinced Luffy to be a pirate. The fifth problem that I noticed is Whitebeard wouldn't be probably retreating alone probably with Vista or the guy who looks like a girl, hence Blackbeard wouldn't go unnoticed since Whitebeard is already on the ship Last thing is the biggest “wtf” thought of mine is the arrival of Saturn, there's no reason for him to be joining in the war considering that the 5 elders always keep in low profile, the only thing that it is on my mind for him to join the war is knowing that Luffy has the Nika Devil Fruit.

1.I don't believe Sengoku would be executed though Ace wouldn't have died,the destruction of the beast pirates would've been more than sufficient to make up for it.Plus Whitebeard died aswell and they could just tell the world that they killed him instead of blackbeard 2.I don't believe Ace would come to dressrosa he has no reason to.I belive rather than going to dressrosa he would go to Wano to fight Big Mom.Law and Luffy would beat doffy as in the original.They would then go to Zou and since there is no Jack there is no threat.But Bege would still kidnap Sanji.The party would be held at wholecake islamd but with less security as big mom has more territories.Katakuri would still be there and luffy would beat him.After the wedding Big Mom would hear that Wano has been taken over by Ace and immediately would head there,So would Luffy.Luffy Law and Ace would form an alliance and beat Big Mom.But luffy wouldn't get his awakening.Kid,Apoo,Killer,Hawkins will be killed by Shanks.Luffy Law and Ace would go their seperate ways.Luffy having no awakening will struggle a lot against the Gorosei but it might be the catalyst for his awakening+ Emeth would awaken leading to the strawhat's escape.Law would lose to Blackbeard.Ace would challenge Shanks and lose.Shanks would give ace a choice his road poneglyphs or Marco.Ace would give the road poneglyphs and probably rest in Elbaf.Luffy would soon arrive at Elbaf and we'll see what happens next
