The villain song is the highlight of the movie, but Ludmilla getting almost no lines after it kind of ruins it. She just turns into a generic beastial dragon and it's only very briefly touched on. We see her talking and showing regret briefly, but if she had any sanity left she'd want exclusive revenge on Barktok for turning her into that when she was otherwise at the peak of her power. If there was a more gradual slip of her sanity during the fight scene it would've been a lot better, think of Ratigan's fight in great mouse detective. I also think the design would've been a lot more interesting if it was just a demon rather than a generic dragon. The design at the very end of the song before the head changes at 10:05 looks a lot more intimidating than a stock dragon honestly.

I've wondered why she suddenly became a mindless beast and lost any semblance of a personality after seeing what she became. She was still as vain as can be, sang a song in the midst of a transformation she didn't feel, or notice what was going on. Why did she lose her ability to speak and her human consciousness? On that note, if Bartok had drank the potion, would he have transformed into a dragon and caused havoc? What about the rat that transformed after liking a few drops? Is this rat going to become a threat? None of this is ever explained. Her physical transformation was complete when she went to greet her people and she was still the same devious, vain, and selfish Ludmilla we came to know and love. If she still had her mind, plus the power given to her by the potion, she would have probably won. Making her into a dumb beast was probably how they write Bartok realistically beating her. If anything, given how she believes she deserves to rule, being a fire breathing dragon makes her far more powerful than she'd ever be, and she could rule through fear.
