On top of Chaos Emeralds being collectible, have them be able to STACK. Like, once you get all seven, you have a choice to either space them out among the party to enhance each character or give all seven of them to one character to give them their super form. Go nuts. Give characters super forms even if they’ve never had them before. Super Vector? Super Cream? Super BIG??? The sky’s the limit.

Giving everyone a Super Form (for gameplay purposes) is one of my ideas for a Sonic RPG. Just go ham. Though Chaos Emeralds would be Key Items in my game idea though instead of stackable equipment.

And I’m All For it! Especially when Sonic Has the Perfect cast of Characters (support and NPC) to help with fleshing out the Majority of Areas while having the Cast of Characters (ALL of SONIC’s Past Allies) can make up certain Plot Scenes, Quests, Shops, or character like Vector can have Special Bounty or Detective Missions! So instead of making new characters, plenty of Sonic Characters can be used!

What kills me about Sonic Chronicles is that they went and got prime BioWare to make it. Like how did this not work out? Like Mass Effect released a year before this.

tbf Bioware didn't have any experience with developing for handhelds and their much more limited scope, so combined with rushed development it's not a huge surprise it turned out the way it did. Chronicles really only shares a genre with Bioware's best works. It's not like say, back when Nintendo got Square to make Super Mario RPG which was basically just Final Fantasy with a Mario coat of paint slapped on top; Chronicles was a lot of new ground for Bioware to cover from a programming and scope standpoint, just not a design one. Someone like Camelot who had a lot of handheld RPGs under their belt (and had worked with SEGA before on Shining Force) probably would've been a better choice for Chronicles.

To throw my own hat into the 'Sonic RPG concepts' ring: Sage RPG. Eggman is kidnapped by some antagonist, and you play as Sage commanding robots trying to rescue him,. the main gimmick being that the robots are customisable, instead of levelling up you get better resources to make different parts for robots that do different things, allowing players to customise their party to suit the area. Going into a fire area? Bring a lot of fire-resistant robots with water attacks. There's an enemy here with high defense? Bring a robot who can pierce defence. Boss has a telegraphed high damage aoe attack? Add a shield projector onto a robot, and let him block it for the party.

I was thinking something like Fire Emblem games, where speed determines turn order in any given interaction BUT if a character's speed is twice that of an opponent's, then they get to go twice as much: several attacks, buff-attack-defend, back-to-back specials, you name it!

Theres a table-top RPG for it, called Mobius, and if that can happen I can see a RPG game too. I think it could also work with other genres too. Imagine a Deep Rock Galactic style co-op game where you, and some other players, play as freedom fighters and head out on missions to do things like sabotage egg bases, rescue Mobians before they get roboticized, or pick off scouting parties searching for the base.

All things considered using a comic continuity is perhaps the best way of getting rid of the Sonic's problem of fragmented setting that serve more to the spectacle rather than building a coherent world. After all, writers usually have to come and combine all of those islands, cities, species and planets into a interconnected universe. While Archieverse and it's cast (thanks to a certain lawsuit that made SEGA even more skittish about adding anyone/thing to game media, or mention them at all) would never see the light of day, IDW has lots of good picks for characters too. Surge and Kit could be great antagonists for a single arc, then turned to allies, then being separated and dealing with separation anxiety (gameplay wise it can be shown like this: Both have lots of combo attacks with each other, but not a lot of their own, but then getting new solo moves, and when they get back together, their combo attacks get a permanent stronger version replacement). I imagine a small DLC expansion that adds new characters and a few locations with a hub where Tails is being forced to work with Babylon rogues, having to deal Wave and her BS, Jet and Storm are surprisingly a non-issue to two tailed fox. An entire episode about Metal having to overcome a certain hardship by relying on his older brothers (you would later be given a choice to dismantle them to get stat boosts and moves or to let them stay and help you out during combat making MS the only character in the game that can do every single move in his kit without needing a specific partner in a team). Whisper and Tangle doing a covert operation to deal with a rising threat, Whisper is one of the few ranged characters, evasion, ambush and high crit chance, gives extra charge to wisp boost if in party, unlimited uses on her, but her crit rate gets tanked if used more than once, Tangle is there to bind and restrict the opponent, pretty good for combo attack potential. Honestly i can give a few more ideas this is just snippet

​​@@ShrugPoddStudents take laps around a track field, and must do a minigame each time they pass the goal line. The faster they are, the sooner they finish a lap. They might eventually pass by slower students, but overall essentially everyone tends to do a full lap before the next minigame gets started.

I feel like an action rpg would be PERFECT for the blue blur. Like quickly dodging attacks for cool counter attacks, living in the moment and doing... Sonic stuff. Could be a weird combination of the "Warriors" games and Monter Hunter.

6:40 you're missing a couple of stats in Chronicles that are very easy to overlook: Damage and Armor. These stats work purely off of a character's natural growth rates for each as well as equipment, and we never see numerical values for either of these stats, just vague descriptors for how much a pair or gloves or shoves might be contributing. As for the stats that we CAN see and directly increases on level up: Attack - not worth it unless you're building around spamming normal attacks for every encounter (which is generally a bad idea). POW Moves always hit when executed perfectly unless the enemy is phased or evading ("Can't Miss" POW moves will bypass "Evading" but not "Phase"). Defense - best stat in the game because it nullifies 90% of enemy normal attacks very quickly if you hard-focus this stat, rendering your team nearly invulnerable so long as you also take care of the unfriendly POW moves front (which you better do anyway because those can get very scary after you leave Green Hills). Speed - See Defense as to why you absolutely do NOT care about this stat at all... ...unless you're specifically Amy and want to get out even a single Blow Kiss before Cream gets her one turn to restore POW Points because Amy's Speed growth is absolutely garbage in this game for some reason. Luck - Once you max Defense, you will want to max this stat because it alone determines how this game's ambush system works. Criticals unfortunately do not apply to POW moves, but it still helps to be able to crit enemies in that one water section of the game where evading and using POW moves is basically impossible anyway. 7:00 if the shoe doesn't say anything about providing Armor, it's worthless (regardless of character). for gloves, you want either Power Gloves or Curse Gloves for your attackers, Lucky Gloves or Golden Gloves for everyone else. Some other gloves might provide a very tiny mix of Damage and Armor and can be a niche equip while waiting to reach shops that sell stronger gloves. for accessories, attackers want Kron Hammer as soon as possible (sadly an end-game equip), otherwise it's pretty case-by-case, equip to suit your needs at any given moment. 7:20 oh right, the one minorly actually bad design decision in this game: you need to focus basically one or two POW moves per character to get the most out of them, and that means intimately knowing what each one does and how good each one is (or isn't). This wouldn't be too terrible of a system, except for the following: >You do not get enough points to max out all POW moves with, even if you hit the Level cap of 30 (would require level 37) except for Shade and Eggman who both have less than 5 POW moves they can each learn. >Your only method of redistributing spent points on POW Moves is by... *checks notes*... beating the game and starting over on New Game+... and even then, Sonic doesn't get the full respec because he never leaves the party (ever), and it's pointless anyway because now you can win every fight just from player ambush.

I mean, both ideas make sense. The faster you are the likelier you get do more hits. The faster you are, less likelier you get hit by enemy.

That’s also fair. I think that it’s a weird concept to me in general, because usually RPG’s just have the cast going down the line, but Chronicles is unique because you have 1-3 turns per character. So I think it’s a concept I’m not used to and that’s why it’s weird to me. The speed equating to evasion just made more sense in my head, but if that’s not your cup of tea, I get it!

It really depends on whether your attack can miss or not really. Some RPG doesn't have evasion mechanic and your / enemy attacks are always a hit. If you wanna implement evasion, then speed for evade make sense. If not, then it should dictate your turn. One of the example for this is Honkai Star Rail, where their attacks always land, but characters still have speed stats to dictate turn order, so if you have a speed-increasing buff support, you can make your allies have their turn early.

@@ShrugPodd Keep in mind that there are some exceptions for this rule. For example, Yakuza 7 onward changed their playstyle from brawler into turn based. And for the combat system, they have a hybrid where your attack can still miss, but also still be able to dictate your turn order. They achieved this by separating them into 2 stats. Agility for the chance for evade And dexterity for dictacting your turn. I personally think while it is interesting the game have both of the mechanics, I think agility and dexterity are pretty redundant by definition because both define something about how fast/quick you are.

Alright, some things I think should be brought up regarding actually making a Sonic RPG: >Required Viewing/Playing: Trails in the Sky (whole trilogy) -Grid-Area combat arenas to give battles more of a tactical focus in regards to fighter/attack positioning. Could be done in a more free-moving format like with the Trails of Coldsteel games instead. -Focused character roster that keeps the playable characters to a fairly manageable number. Later Trails games have rosters of over 30 potential party members, but Sky First Chapter kept it to only 8, Trails From Zero kept it to at most 6, and Trails of Cold Steel 1 kept it closer to 10. Sonic hasn't seen an official RPG release in 16 years and while many of us *are* familiar with most of the Sonic characters, having too many moving pieces in a single narrative without providing room to naturally build up to that point is going to leave most people behind way too quickly. >Required Playing: Sonic Robo Blast 2 Persona -It's cool, you should check it out, might help refine your ideas. >Sonic's story telling -Sonic is rarely the main focal-point of the story; he's a force for good that strives to help people by his own personal convictions. -Combat isn't always necessary to resolve the conflict of a story (at least for side-quests). -Game could be episodical, following Sonic and friends around different parts of the world from one chapter to the next as Sonic runs around meeting people. Party members can come and go to suit their needs to introduce us to new party members in a way that prevents instantly side-lining characters for not already being top-tier in the current group. First half of the game could be more a collection of smaller stories and adventures that eventually build up to something grander that may be related to the past incidents in some way, spurring Sonic into action to put a stop to it all. >Consider the Mario Bros. -Have you seen Super Mario Bros. Z? -A Mario & Sonic RPG would be the cross-over of all time.

I really don't think Sonic would work well as a tactical RPG. That's just not conducive to the kind of pacing people would want out of a Sonic game. A Sonic RPG should take more cues from games like Chrono Trigger and Paper Mario. Persona is a good thing to lean into (particularly Persona 5) for UI design, but not at all for gameplay design because the pacing of those games is glacial. You want a Sonic RPG to be a story packed 20-25 hours with lots of visual flare, not a 50+ hour Trails/Persona game where you wait for the calendar to slide forward.

@@deedoubs doesn't have to be like X-com or Mario + Rabids; Trails has movement while still behaving as much more of a traditional JRPG. I bring up movement because it's what Sonic does, and the only thing separating it from an outright Action RPG would be the addition of real-time gameplay.

@ZeothTheHedgehog-c8o Silver needs the most experience out of the group, hanging out with Sonic, Blaze & Shadow as both one of the guardians & Supers is part of character building... ...Blaze deserves the spotlight after all those years to interact with both Sonic & Silver while being a character that stands on their own since Sonic Rush... _...It's no excuse_ to kick Silver for it.

@@Ratscallion_exe like I said, I have nothing against Silver. I love seeing him, and would certainly like him in the game if he's done well. But it just feels like you cannot have Blaze in a game without Silver automatically being brought in right alongside her. Honestly the fact this is called "Sonic *Rush*" is what's making me want him out more because those games were about Sonic and Blaze specifically. I could overlook shadow since I do want to see more of his dynamic with Blaze, but I've already seen so much Silver & Blaze together in games. Yeah neither might've had importance to the plot all the time, let alone be main Characters, but I personally would prefer that this particular game doesn't include him. You can bring him in for the next one, or do some dlc chapter with him, but for the main story I want to see the trio of Sonic/Blaze/Shadow.

I initially thought of doing that but I didn’t think it would make sense to have a “Chaos Meter” and then have Chaos as a stat, so that’s why I picked Gaia.

When mentioning the Limit gauge and duel attacks, I'd recommend checking out Chrono Trigger. Basically, when you have 2 party members ready to move (as you gain a turn when a meter is filled) and you both have MP, you can initiate a Duel Tech, which combines their Tech (AKA spell) in unique ways, such as elemntally charging a spin attack. (There was also Tri Techs but those were late game) Imagine if a Sonic RPG had that, such as the Fastball (Amy + Sonic) is combining the Spin Dash and a Heavy Swing. If both sides can afford their end, they can mix for a stronger effect. That way, each character has unique solo moves but mixing said solo moves give the mixed abilities

Damn this is a fantastic concept! It does feel a little weird that, with the wisp system you have, Whisper isn’t a playable character that takes advantage of this. I have plenty of my own ideas for a Sonic RPG, so I will share them now: Gameplay: Action RPG combat that takes place in large, 2D arenas. You have basic attacks, special abilities, team-up abilities, items, and limit breaks (which are accessed by using the chaos emeralds). The chao serve as your equipment that you can level up. Characters: Sonic, Tails, Knuckles, Amy, Cream, Shadow, Rouge, and Omega are all fully playable; furthermore, other characters serve as summons that help you in battle. Plot: Sonic’s world is being invaded by order-obsessed warriors from another dimension.

I get that this is just a little fun what-if thought experiment, but a roster of 21 party members for an RPG like this sounds like it'd be actively detrimental to the actual game design and the appeal of a Sonic RPG. There's no way a story could accommodate that many characters in a satisfying way, much less design each of them to feel distinct in their roles during combat. Not to mention it's also just a lot of characters to manage for a player to the point that it'd actively discourage experimenting with different party combinations. There's also the inevitability that when there are that many options, some are just going to be point blank more optimal than others and encourage dominant strategies/party formations, which makes including those less powerful characters completely pointless. I'd personally pare down the playable roster to like, eight characters max and leave the others to supporting or antagonistic roles.

there have been JRPGs that have a massive roster but only so few and done well mainly ff4 and 6 but those games are extremely old that it has never replicated since then. there have been recent games like smt v where the roster is like way over 21 but it leans to pokemon/dqv where you recruit enemies to be on your side but they don't add much to the plot

You do make a good point that it might seem overwhelming. I think some characters better represent different eras and so that’s why I added the optional character quests. It’s also better to have some characters that are optional so you can grind the story instead of just getting some random characters. But I get if that isn’t your cup of tea.

6:25 what if instead of Gaia everyone or just certain people have a different meter ie... Shadow has chaos energy, that has 3 mini meters (for stronger attacks) like in Sonic 06/fan remastered P-06, Sonic having ring energy/boost meter, which is based on how much rings the player has on hand (for faster attacks) so the player can decide on buying stuff or making sonic attack more often... but gets weaker during combat to avoid having the player using just sonic, Knuckles a pseudo rage (that fills up as the battle goes on), Amy tarot cards (or just magic), holding 5 at a time. Tails... Idk flight meter that quickly depletes but also quickly replenishes. Omega can have ammo (that auto fills slowly, when not in combat) Silver having ESP meter. Jet can have an Air Meter? Rouge, Big, Cream, Jet, etc... Idk Like how World of Warcraft has different "mana" meters for player classes mage (mana), warrior (rage), rouge (energy), d. knight (3 different colored runes, max 6), shaman (totems, max 4), etc Also, what about a simple skill/talent tree (like frontiers) but for... 1. More team combos, 2. Personal upgraded attacks, 3. Knowledge on how to use more variety (hover boards, past game upgrades like Air Necklace or whatever/this game specific stuff)? Or maybe the 3rd can be for Support (better effects for using items, healing, increasing range needed for party members to use combos, etc) Quest can give... rings (to buy whatever in the shops), Chao eggs/items, Or material that can be used to make old game items/character customized items and/or whisp gu* pieces (to collect and build) Whisp junk can also be found while walking around overworld and/or bought at the shop? The only I would change would have it be open(ish) area for battles... like Kingdom Hearts, instead of Turn Based. Speaking of KH, the player can have themselves plus 2 others like Donald and Goofy (except have them actually useful) and you can switch to one of them using the d-pad left/right. With the rest of the controller set up being 2 of the 4 face buttons be for attacks (light) fast attacks and heavy/powerful attacks). 1 of the buttons to be for combo attacks, when close to teammate, 4th can be used for items or whatever/open/user can choose. Up d pad for quest log/map/etc Or even using the triggers to have light/fast attacks or for combo attacks. Bumpers 1 can be Character Specific talent/skill tree attack and the other can be whisp gu* / item Also, exp to unlock skill tree items

Half of this video could be summarized to "Make a better game than Sonic Chronicles". In terms of gameplay, I think it would be important to translate Sonic's speed to the fights. If we were to make an action RPG, something like the "Tales of..." games could be interesting. In terms of turn based there's also some games that are fast paced like Honkai Star Rail or even Persona. (Also: Speed for determining evasion? I feel like it's more normal that speed determines turn order lol)

Well it’s easier to compare since it’s the only existing Sonic RPG. I also do enjoy a lot of the groundwork from that game, so it was easier for me to have a starting point.

While I do agree speed determining turn order makes sense, it can also stand for evasion just as much because dodging primarily requires you to be fast.

Honestly, I liked the overworld artwork in “Chronicles”. Sure, it could’ve used more work in making it look easier to navigate, but the handdrawn look was unique and it had a sense of character to it - something which a lot of mainline Sonic games seem to overlook whenever they try aiming for photorealism for the umpteenth time.

A more open world/Kingdom Hearts arena style mixed with Hyrule Warriors style of gameplay would be PERFECT for a Sonic RPG in the modern day. Plus just like in Persona 5 Royal with the Showtime! mechanic, there can be exclusive mega attacks with two characters depending on who’s in your party. Sonic and Tails can make two tornados (with Sonic using his speed and Tails with his tails), combine them and launch it at a cluster of enemies. Shadow and Espio can use their respective spear attacks (Shadow with Chaos Spears and Espio with his kunai) and cover a wide range of enemies while in Chaos Control. Sonic can spin dash incredibly fast and Knuckles can pick up Sonic like a volleyball and dunk Sonic at a nearby enemy for a good chance to crit them. Sonic and Shadow can make it a competition on who can beat up the more enemies in a cluster and both mercilessly beat up the group only for it to end in a tie between the two hedgehogs. Knuckles can punch an enemy into the ground so hard that they are buried in the ground while Amy deals the final blow with her Piko Piko Hammer and more!

Sega should take another crack at making a Sonic RPG. Izuku mentioned doing another Sonic RPG at one point. Maybe they could team up with Square Enix or Aquire just like Nintendo did with Mario.

So I don't know why, but I like the idea of making Gaia a form of Energy opposite to Chaos Energy, like the two can complement each other or cancel eachother out, as like a story reason, its a more accessible power, everyone can use Gaia energy, but Chaos Energy is more unstable, sure it can be more powerful but it takes much more control than Gaia energy, heck I could imagine the first part of the game up until getting to a mandatory loss where the boss introduces the player to the concept of Gaia.

I feel like I'd make the game work like Panzer Dragoon Saga, with you travelling along a set path with assailants coming from multiple different directions and the goal being to despatch them and avoid their attacks whilst having to share action points between using skills and surviving stage hazards. Sonic can be moved to run in one of 9 grid squares, with stage hazards and attacks damaging you if you end your turn on a hazardous square or cross a square during your turn. You get to move for free but need to gather rings in order to do other actions, which will also work as your health. Getting hit looses you rings as well as diminishing your ability to attack so movement and evasion are the most important keys to success. Battles would be big chases with things like springboards and loops being there to recharge your resources and set up a means to access certain weak points on the enemies. There's potential to put a limit on how many rounds the battle can last, so certain fights are a fail state if you're not quick enough. You could also have a system with different routes, the highest one having fewer safe areas but more rings and your attacks hit harder, the middle one being a bit more lenient but having fewer rings and getting knocked to the lower route providing you with the least amount of attacks to deal with, but fewer options to fight back unless you really nail your positioning and hit all the springs and speed boosts.

I think if Sonic was going to be in a turn-based RPG there would have to be a reason why he's not using his speed. For example, I think another sort of Sonic and the Black Knight plot type of game but as a turn-based party RPG would work because Sonic had to use a sword to defeat the villain. The racing games also circumvent it by having it be a competition with rules. Seeing Sonic stand around so much in a game while people significantly slower than him take their turns would be jarring for me.

Ok, I'm a fairly big RPG fan, so here's my thoughts on this 1. I kinda think 21 is a bit too much, but I do like some of the options you gave like Espio & Blaze. I'd say around 7-9 are fine (I'd probably go Sonic, Tails, Knuckles, Amy Shadow, Cream, Rouge, Espio, Silver, & Blaze, but that's just my opinion). 2. Not sure if this was the case in Sonic Chronicles, but what if you gave all the characters classes? Most RPG (especially turned-based) would usually have several. Sonic could be a rouge, Tails an Artificer or something of the sorts, Knuckles a fighter or berserker, Amy as some sort of mage (White would make the most I think, although you could make her a Black or even Red Mage), etc. 3. I Honestly really like the idea of making Wisps act as elemental damage, as well as character items. However, I'm not much of a fan for the Chao still remaining, think you can get rid of them as they just feel as though they act just like Items. Now, if they gave you specific abilities (like Materia in FFVII), then I could see it, but I'd probably leave it.

Grid based like a tactical RPG or maybe like a Megaman Exe would work wonders, maybe even take a page from Yokai Watch 3 with the way the Yokai could move around the Battlefield and how characters would be archetyped. Sonic would be a sweeper (quick and lots of damage but can't take too much damage) by default and an evasion tank if spec'ed on it, for example. Shadow, for example could be a magic sweeper and a nuker (Hella strong damage that targets all of the enemies) that needs a bit of set up if built correctly.

For me. I feel Sonic Chronicles is what could've been. I feel the puzzles gameplay was annoying. Constantly using a stylus to button mash and drag was annoying. Warioware did better example unlike this. Gosh the hardest ones to play were Cream, Eggman and other characters sigh. The Dsi was fun but no way did this work. I feel in my eyes Sonic could be akin to Kingdom Hearts or Its all action and Sonic is all about freedom. Frontiers may be flawed but it managed to work open world. But I enjoy your take so I see the RPG style gameplay go either way. Maybe it could be based on the RPG The World Ends with You. Sonic Chronicles had interesting ideas but the exeuction of lackluster. Why have group moves when half of the roster split up to two groups. I loved doing the combo of Sonic, Tails, Knuckles and Amy and its frustrating its useless. Also why does Eggman only have like two moves?! Also the Chaos deserve more. They should've had some Chao minigames. Like the mini games Final Fantasy implemented. I wish there is more. Also we should add new characters like what if Orbot and Cubot worked? Or Sage? Or the IDW characters. Please

I feel like the main reason Sonic RPGs don't work is because Sonic already has some kind of core story, so if you make something that is just some side distraction and ends up having no impact on the canon anyway, the ultimate result is that no one actually cares about the story... and that's really bad in RPG game. It's not like Mario where the core story is nothing so when you do something in an RPG game that is self-contained it's still fun. It's sort of like how no one gives a damn about the story of Persona Q Labyrinth. None of it matters, none of the new characters it adds feel like they belong, it's just fluff. So if you want it to matter, it has to be developed internally, it has to be planned with a lot of forward thinking, and it needs to actually move the story forward and tie one main line game to another. If I were going to make it now, I'd start with Shadow, not Sonic. Make the opening chapters revolve around GUN's dark history. Make it focus on the characters brought up without elaboration in Shadow Generations that people didn't pay all that much mind like the president and the GUN director who were alive back when Gerald was active. There's a lot they could do with those guys since they were apparently all about funding dangerous weapons research and hunting for classic villain stuff like immortality. Bring Sonic in once the villains are set up and let him take over top character spot from there (this makes it cooler when you get Shadow back around the mid-point) Constrain the characters so that more attention can be put into making them each unique, interesting and polished. You don't need 20 character, you need 5-10 good characters. Sonic doesn't need to be Suikoden, it needs to get something on the scope of Paper Mario right first.

The story of chronicles was actually pretty exciting for its time. It’s just a shame it was part of a very fumbled RPG. I think sticking to traditional turn based is a good call. 3D combat is already where sonic is going with frontiers and we can assume future projects. A FF7R style combat system would just be a degree away from current sonic content. I think going traditional, turn based, makes this spin off feel more like a spin off, trying a different genre.

Dude, you got to do some homework like playing Epic Battle Fantasy 5. I would describe EBF5 as Doom Eternal of Turn-Based RPGs. Like Doom, it's more about gameplay than the story and characters. I may also recommend Epic Battle Fantasy 3 for EBF beginners. Also, EBF3 is free. I also would recommend Chained Echoes, Bug Fables, and maybe Final Fantasy 5 and 6. The FF5 is more about gameplay than story and characters. Also, Superbosses. Meanwhile, FF6 is more about the story and characters than the gameplay.

It honestly kills me that how bad this game went from the awful music/sound effects and how the combat is. Sonic should be able have great rpg spin offs like mario which has 2 separate separate rpg/action adventure series. Honestly i would be cool with a traditional or something similar to what the mario rpgs do. Sonic lore has plenty of stories to be told in a rpg setting they jusy need to make one.

One suggestion to be able to better balance having over twenty characters could be to take cues from Octopath Traveller (with there being 8 different characters with their own stories). Maybe you could split up the characters into groups where one group is somewhere else when another is doing their own thing during the story. And then you can use whatever characters for the final story That way, you can avoid one issue with too many characters and not being able to use them and just generally being able to have to use all the required characters.

Plus, this can make it easier to write more interesting character dynamics if you have a generally set group of characters. Not sure about the amount of groups, but 3-4 could have roughly 4-5 (not including optional ones) characters each and thus allow you enough characters for variety, but not enough to be overwhelming at once.

Those are all good points. I just figured making specific character quests would be easier maintenance wise since they wouldn’t be required to do. I maybe didn’t say that they would be optional so I understand the headache of having 20ish main character quests on top of the main story itself.
