I think this is a great idea - however I would suggest/add that you could accomplish the same results with greater speed/efficiency and higher degree of depth accuracy using a dremel or small router with a relatively thin bit which would cut leather like butter. This would allow for precise depth adjustment, as well as using a fence guide to ensure consistent distance from the edge.

how would you make the boot have a square toe?

The Boot "Last", or mold, would have to have a square shaped toe and then the insole, once placed on the last would take that form. The boot would be molded, or lasted over that last, giving it the square toe.
