From what I've heard from comic people, Agatha Harkness is usually an ally to Wanda, so it still felt like a twist to me because I never expected her to be the villain.

I'm looking forward to seeing whether Harkness is a villain as presented or not. She is foiling Wanda's plans for sure, but even though Wanda is our protagonist she said to Rambeau herself that maybe she is the villain right now. Perhaps Agnes is testing her by messing with the reality, and trying to get her to slowly come to terms that it wont work by using Pietro. Of course she cast herself as the wicked witch who killed the dog but we don't know if that's in-show and we don't know if it's a real dog or not, much like with the children. It'll be interesting to see if this is for Wanda's own good, and whether she will ally with Wanda against Rambeau or Rambeau against Wanda or whether Wanda and Rambeau will continue together against Agatha as it is likely to begin that way. I'm pretty excited for thid

My theory: Agatha is from the X-Men universe. She tried to mess up with Wanda there to power their Darkhold (remember MCU's Darkhold is with Robbie from AoS) but failed. She then jumped to the MCU trying to go for our Wanda, Pietro (X-men) followed to stop her. The Pietro we first saw was just an illusion by Agatha. The Pietro with Monica was the real one who followed.
