My sight reading skills drastically improved when I became church pianist at age 12. I was playing hymns in addition to playing for choir. The choir director was putting new music in front of me every week, and it got to where I could read and play the music very quickly. Later our church had an orchestra, and we played much more difficult music. I was able to read that music easily as well, though it took 2+ hours a day of practice for me to play them well. I will state, however, that I had classical piano lessons that helped me immensely.
