A possible way to improve the case is to add a section of bag stiffener between the wet molded shell and the leather you use as a lip. It would make the case less squishy.

I'd suggest a piece of thicker leather in a "U" shape to help the edges stay straight on the lower half. Alternatively, maybe try sewing in the inner liner, or a deeper mould and keep the rear piece of leather flat

I'm curious could you add strip of leather underneath full size piece to locate it later on? Would that work?
