【Audiobook Notes】
How does McKinsey approach problem-solving?
The method involves three steps:
1. *Define the Problem:* Understand the real issue that needs to be addressed through extensive fact-based research, analyzing core elements influencing the problem.
2. *Decompose the Problem:* Introduce the MECE (pronounced "me see") principle-Mutually Exclusive, Collectively Exhaustive. Break down a complex problem into several mutually exclusive and collectively exhaustive sub-problems.
3. *Establish Initial Hypotheses:* Formulate initial hypotheses based on potential outcomes, treating them as targets for continuous fact-checking. Initial hypotheses are not definitive answers but hypotheses requiring validation.
What are the techniques McKinsey consultants use in their daily work?
1. *Leverage Senior Experience:* Utilize the knowledge and materials left by senior consultants when facing a problem. Seek advice from experts and explore whether the issue has already been resolved.
2. *Utilize Annual Reports:* Extract valuable information about a company by studying its annual reports. Sections like "Chairman's Message" often contain substantial information. Focus on detailed financial indicators, identify anomalies in the data, and scrutinize them.
3. *Interview Techniques:* Prepare an outline before interviews. Start with general questions, such as industry overviews and current development goals, avoiding diving directly into sensitive areas. Post-interview, employ the "Columbo" strategy by revisiting the interviewee after a day or two with additional questions.
How to conduct presentations effectively?
1. *Systematize Presentations:* Systematize presentations with a clear and hierarchical logical structure that can be readily referenced.
2. *Consider Marginal Returns of Effort:* Recognize that the marginal returns of effort diminish. Complete basic tasks, such as printing and material preparation, at least 24 hours before the presentation to allow time for mental preparation and consideration of potential unforeseen factors.
3. *Pre-Communication:* Communicate in advance to anticipate and mitigate potential issues.
McKinsey's charts adhere to the principle of simplicity. Charts are tools for conveying ideas, not artistic pieces. McKinsey charts typically exhibit three characteristics:
1. *Black-and-White Printing:* Charts are usually printed in black and white unless color is absolutely necessary.
2. *Minimal Use of 3D:* Avoid using 3D graphics unless absolutely essential.
3. *Clarity:* Adhere to the principle of one chart, one key message.
In summary, McKinsey's problem-solving method involves a systematic approach, and consultants employ techniques such as leveraging experience, utilizing annual reports, and effective interviewing. Effective presentations require a well-structured approach and adherence to principles of simplicity in chart design.

🔴更正:文中的Messy单词拼写错误,正确为:MECE(这个单词是由mutually exclusive collectively exhaustive这四个单词的首字母组成)
