When you set a family’s house to produce a product, you cannot use them elsewhere in the town. 30:52 If you look next to the hammer icon, you can reduce the amount of houses in an area and can increase their plot size. This enables more growth to the size of the family

You seem to have issues every time you play a game like this with not building up your defenses early enough. I think maybe you should start with defenses as soon as your able in the game.
