After a failed experiment with some decompression headgaskets(namely combustion gasses in the coolant), I've learned that the IDI platform does /not/ like decompression. From hard starts even when mostly warm, to smoking badly when cold, it worked... but not very well.
So, back to stock gaskets. It took me all of 2.5 days to pull the engine, replace the gaskets and reinstall it. A pain, but I'm getting good at it.
So, here she runs. I was a little worried about it, after what I saw with the heads off:
1. vertical scoring on multiple cylinders(like .015" wide scores going up the cylinder wall, 3 or so per cylinder), though all the other surface looked mint. I guess I must have gotten some hard crud in there at one point... sigh
2. Head cracks between the intake and exhaust valves on cyls #2 and #4. Doesn't seem to extend down onto the seat, but still a big crack. And this was the head that had been rebuilt and fixed when I built the engine.
The passenger's side head was just one from my junkyard, had gotten water in the motor for a while and had some pitting on the bottom side(In the combustion areas only)... but it works just fine.
Well, that's the IDI for you: Impossible to kill.

looks like there's space ship controls in the cab. Are you sure its not a transformer?

Car wash. I pressure wash all my IDIs before working on them - use tire and engine cleaner(or foamy engine brite), then high pressure soap, then rinse it all off. It works wonders in making it easier to work on, though you may have to do it a couple of times(with a day to dry in between) to get some of the baked-on crud off. Also, getting to the top of the transmission is basically impossible, so if you ever pull the transmission, you take that in and wash that separately.

2.5 days from start to finish for me. But this is at least the 4th time I've pulled the motor on this truck, and I have all the tools needed to do the job at hand. I've also got a good impact wrench, which makes it a lot quicker.
