you can actually force alliance with hexoatl. just make sure you hold entire hexoatl province to yourself and left their one skeggi province, then try to force peace. if peace is achieved, then capture the rest of skeggi settlements to use as bargaining chips against mazdamundi to get yourself a defensive/military alliance with him.

The early game thing you can do to up the hiring lvl of caravan lords is putting the compass toward the desert.

I'm wondering which factions you're going to ally with. A faction with strong cavalry might complement your armies, so the Asur, Bretonnians or maybe even a Vampire Count faction could provide you with strong cav, eventually.

I thought it was funny you weren't treating the peasant long spearman as chaff infantry but then I realized that as soon as the economy is stronger you'll probably 100% use them as chaff infantry 😂

Try and ally with the wood elves to the south if you can, fighting them is a pain and they have some units that would compliment the jade dragons armies well

i love the dragon lords, dragons are cool, but, i'm gonna be honest, i almost never put them in dragon form for combat, normally i only transform them into dragons to move from a place to the next
