@@ignoramus3736 I'm honestly not sure how effective this structure is (just look at all their canceled projects). Valve is in an unique position where they have unlimited funding through Steam. They can afford to not ship, ie the next Half-Life game, without going bankrupt. Also, Valve are very thorough in their review process when hiring someone. They've always said you need to fit into the "family". So there's certainly a high level of trust among the devs.

It’s a systemic issue. One artist taking creative liberties did not produce this problem. One executive mandate did not produce this problem. You're 100% correct. The creative impetus for the game itself was Sony 'needed' an overwatch / hero-shooter. The DEI/SBI-ish aesthetic was the default corporate gestalt (at least 8 years ago). The technical execution of the game was also pretty competent but derivative. None of these choices are 'wrong' or 'incorrect' or 'broken' .... they're all just qualitatively, artistically bad choices. uncool or cringe, as it were. A huge collaboration of poor taste. Concord didn't bomb because it's busted or unplayable. They made EXACTLY what they set out to make. The entire gaming universe wants sunny d ... and they spent 8 years making purple stuff.

His general finding was that the characters lacked some very basic elements of graphic design and artistic fundamentals, such as there being no focal point for the model and using the same shade/gradient of colors throughout. It seems like they had an across the board inexperienced art department who all fed into each other.

Tons of people have found the FPS they enjoy (cs/black ops/fortnite) etc etc. IMO any FPS that attempts to compete has to be beyond amazing. If a dev thinks they can half-ass a game and compete w/ the current heavy weights, they can expect more of this. Look at how poorly Destiny has done. Look at how long they took making it, the amount of $$ and resources and it still didnt do that great. How these other devs think they can just reskin some mid 2000's Shooter and call it a day, shows how out of touch these studios truly are.

I'm a software artist, even in small project in a big company with like 2 other artists and 1 producer and 1 engineer and one loosely related art director, the "too many cooks in the kitchen" problem gets INSANE. Producers, VPs, sales, the most RANDOM people force you to keep the most RANDOM stuff in, for random reasons, and they don't talk to each other. then someone else forces something else, and you can look at the end result like "HOW DID WE GET HERE?! and are utterly powerless to stop it. Then the other artist who's been in a vacuum drops their stuff in and you've been going down different paths for like a month and can't get back together. I cannot imagine how much of a problem this could be in a big AAA studio. Like you might have some napkin sketches of some concept they're sticking you to, that they decided before someone else decided it was going to be realistic sci-fi. When you're an artist in a software company your role int he game can be an incredibly narrow window. Point being... it's much more likely than you all think that the art isn't the fault of the artists. After all, all of this art itself is really good and really high quality, it's just .... not coherent with the product. An art package failure.

He has personal experience with thinking that he knew what the customers wanted and that blowing up in his face; his first restaurant died because of that thinking, and he took that failure to heart and used it to become better in tune with what actually interests consumers. I feel like that sort of lesson could be extrapolated to a lot of the gaming industry at large.

A lot of his reactions are obviously exaggerated for comical effect because he's filming a show, but a lot of the places he visited really needed to hear that unfiltered customer "what the F did you just make me wait 45 minutes and then pay for?" opinion from someone who won awards for his food and restaurants. It's easy to dismiss bad feedback when it's just some random guy who walked in from the streets. Maybe he just has bad taste. Maybe he's just looking to get his bill waived. Maybe he had a bad day and is taking it out on us. It hits differently when it comes from a Michelin star restauranteur. I feel like gaming is almost in the same boat as some of those restaurants, too. People huffing their own farts and giving each other positive affirmations while their products go straight down the drains and then exploding at the customers for not propping their bad work up with their wallets. They need a Gordon Ramsay to come in and confront them with the mess they're serving their customers. Someone they can't just dismiss as a KZbinr farming outrage clicks or an ignorant player that doesn't know what goes into game dev.

When a movie/show (van helsing to cite an example)is absolute trash, i write down the director/casting agency etc. If they can't manage to make 1 decent movie i am not interested in anything they make in the future. My time is valuable, and so is my money. Wasting my time & money on a complete trash product has no place in my life. As life goes on, it gets harder to make money in this world. Yet somehow these devs think they can push absolute nothing burgers of a game and people will spend their HARD-EARNED money on what is essentially a studio phoning-it-in for the last 8 years.

I used to work in a gaming company. All of us in production knew the game we worked on sucked. We tried to make it the best we could, and we voiced our concerns; but the management didn't listen, and it's as if they did everything to make the game suck. You know what we did when the game came out and flopped hard? We fucking cheered! We felt bad for the players, but enjoyed the warm glow while watching it burn. I have zero empathy for people that release a shit game and are surprised when people tell them the game is shit. The thing about being a professional is that if you are forced to make shit you take your paycheck and make it; if you don't see things getting better, you go looking for a better job while making said shit. And when you find that job, you put in a good word or two for your former colleagues so they can get out of the shit making factory. If you spent 8 years sculpting a perfect piece of shit without knowing it - you fing suck at your craft.

2:43 That bit isn't a complete exaggeration. For a lot of art projects, its the artist's jobs to make the vision of the CLIENT, not necessarily the vision of the creatives. So, for example, if a client keeps on changing what they want, the vision of the project will keep on changing. I've worked on a number of projects where what the artists want isn't what the client wants, and the artists ultimately have to make art that they know is bad. The people who run projects are rarely the people with the most experience in art itself.

That's not happening, instead, they are MAD people don't like them, meaning they designed them that way on purpose. Overwatch is full of the same stuff, muscley masculine girls, shoe in side lore about what characters gay. Apex legends has crap character designs too, past their abilities it doesnt matter who your playing past one class having a slightly bigger hit box. If poor character aesthetic was an issue nobody would play mirage, crypto or seer. But ultimately because the gameplays good people will play whatever's meta. People already made their mind up on concord as soon as they seen the big fat girl. There's tonnes of reasons not to play or like it, it's aesthetic is just the least worthy one. Its like when tlou 2 got advertised and everyone hated it as soon as abbey appeared. People months later thinking she was the trans character because they hadnt played it. Again, things to not like about it but the majority of the argument isnt being based on that.

it's not the artists faults for what comes through in the final product. they're given instructions on what the art director (and whoever else apparently is involved these days) wants and then go through potentially dozens of revisions and reworks. i guarantee there's banger concept art for these characters that artists came up with even with the shitty instructions they likely received and then all of the personality and aesthetic intrigue was bureaucratized out by the corporate and DEI wanks

That's not how artist hiring work, we give art test and if they are able to pass the art test we will hire them. Which project they were on in the past plays quite a small role in the hiring decision. If you had good fundamentals and you are easy to communicate then you can be art-directed, and that's what counts. There are way too many factors beyond the artists themselves which could play a role into the final asset looking like shit, thus it's unwise to judge an artist strictly based on the in game asset.

Yup! The leadership is always the ones responsible, because they are the ones who actually sign off on everything. A great artist can create shitty art, especially if they are employed at a studio like this, their job is to make what their superiors tell them to make. They should have been able to read the writing on the wall, but from what I hear, competition for work in these studios can be kinda hard, and you try to hang on to the job you have. Sure, it could be incompetency of the artists, but what is the more likely scenario? That the whole art department is shit, or that one or two people up the line gives them shit directions to work with? Because here's the thing, if your art team is shit, it's your job as the boss of them to make sure they are not shit, and at the very least to not let shit go through the pipeline. The likely reason for all this is probably shit consultants telling leadership that these are the kinds of designs that should be in the game, or that this is how they should do things. Then that gets passed down to the people having to actually make the stuff.

As someone who's done character design I can tell you after initial concept art the note I keep getting more and more in recent years is “Make them fatter, make them uglier.” And you can fight it and explain why that’s a bad idea but end of the day if you as the artist don’t want to do it, they find someone who will. It's a funny thing to say but, don’t judge an artist from their lates commercial work judge them on what’s in their portfolio. Last job is how they paid the bills by meeting a client’s brief. Portfolio is what they’re proud of and better reflects their sensibilities as an artist. Now if this Concord art is in their Portfolio then fair game and god help them.

I get your point, but as a designer it's actually part of your job to keep the client's "excesses" on check. Clients will almost always have questionable or outright terrible ideas, it's the designer's job to negotiate and navigate through them to end up with a final product that's actually good. If that weren't true, all commercial products would suck design-wise. I know for a fact that in some cases you can't change your client's mind, but in most cases, you can.

As a designer your job is to realise the ideas in the client’s head in an astatically pleasing (to them at least) way that fits the brief you’re given, in the time frame and price range agree upon. The person who needs to keep the client's "excesses" in check is the person bank rolling the project and if it’s the client who’s holding the coin purse oh-ho good luck telling them no. You can and should absolutely use your skills to improve on the initial pitch, suggest creative alternatives, point out things you could see being an issue and be honest (not insulting) about questionable aspects of what the client wants. But also, know when not to give your opinion. Remember you’re working on their project. Fight them on everything, or try to persuade them away from what they want to often or too hard, you’ll end up with a reputation of being difficult to work with. You want to be passionate about the project and for everything you work on to be the best it can be, but you got to know what battles are worth fighting and when to throw your hands up. As for in most cases you can change their minds, I don’t know about that. You can sell them on an idea if they don’t have a strong vision and thats what they've come to you for, or nudge them this way or that way throwing your two cents in… but in the end, they have final say. You’re providing a service not running the show. And hey, you’ll get it wrong sometimes as well. Thinking what they want is going to suck and it ends up being great, you just couldn’t see it at the time. its a roll of the dice sometimes just got to be confident in your skills and hope they know what they're doing and if they don't? Don’t burn yourself out fighting a losing battle. Be polite, do the work, collect the check and keep moving.

He would have got the haircut and put the suit on. If the artists knew this was going to be their biggest exposer for all the wrong reasons, do you think they would have taken the job? There is no job thats “more than likely going to generate your biggest public exposure” You don’t know how a project is going to go when you start, or what will hit and why. 80% of projects promising to be the next big thing never see the light of day, 10% get released and go unnoticed, 8% range from awful to great but at least you heard of them, 1% actually becomes the next big thing and that last percent get remembered for all the wrong reasons. You can judge an artist for their work sure but understand on projects like this designer don’t have as much freedom as you think. Like when Asmongold says “he can’t imagine management are sat over their shoulder telling the designers to put this here or make this that colour” I have been in that exact situation and then been blamed when people don’t like the end result, I don’t know a designer who hasn’t had that experience. Bad mangers and clients will use designers as an extension of the software puppeteering the drone who knows what buttons to press rather than as an artist. Accept the consequences of your actions sure, but it’s not fun getting blamed for others bad decisions because you had bills to pay and did what the boss told you to or ells. All to say its not as black and white as people think. Now with this Concord situation as an outsider looking in on what info we have. I think it’s a case of everyone involved was on the same ideological wavelength thinking this was the way to go (maybe even a bit of casting not hiring) and that was the downfall. When it hit the real world, they had a major reality check. That’s why its affected them as hard as it has. Unrealistic expectations for the thing they truly believed in and spent nearly a decade building in an echo chamber. I can imagine they might even agree with some of the criticisms now fresh eyes have pointed them out. Even if they don't want to admit it.

I do agree with your final paragraph though. The game devs on the awful Saints Row reboot said the same things. I get that they're just staff doing a job, but, they have to acknowledge at the very least it just wasn't it with people. Instead of taking criticism, they make it seem like its the fault of people their game or characters didn't impress for not just accepting something they don't like. Like, you don't owe them money. They should blame whatever executive meddling they got or, stop designing games just to impress themselves and think about what actual consumers want their characters to feel like. They make this basic room-reading issue, way too personal.

Unless all the upcoming yet to be announced woke games get cancelled before they get further into development. As someone who worked in a design agency, the higher ups literally make you make that design. You make concepts, you pass them off, they throw them back to you with changes, repeat. The end product is typically nothing like what you started with and you are mostly just following orders to produce what they want and make it look as good as you can.

yes thank you. I'm pretty sure most of the artists knew the designs are bland but couldn't really change anything and because two or three devs are now ranting on twitter everyone gets shit on. Remember around150 people worked on it. I'm also a 3D artist and can tell you on a technical level the characters are really well done and they surely will find new jobs in case of lay offs.

Honestly i DO agree with Asmon but i think he does go a bit too hard on the artists… So i agree when he said "The CEO didn‘t stand behind him, saying things like, make this one fatter." They most likely weren‘t but an artist for a game can’t just make whatever they want. They maybe could have changed a little bit but if they would have changed too much about it, like make the characters look more like "actual game characters" their higher ups DEFINITELY would have told them it‘s not good and they need to change it again. I‘m saying they still COULD have changed them at least a bit so the characters look ok but it‘s impossible for the artist to make the game good because of the expectations their higher ups had, which is to be as diverse and ridiculous as possible.

There is a good chance that what you see for characters are the original design intended by the higher ups and the DEI influence. For these "types" of games running a narrative, they are designed to be like this from the get go and didn't really have a prototype version of previous characters.

As a person working in the industry, I can assure you that top people standing over your shoulder and pulling the levers is something that does indeed happen and it is something you need to constantly weigh "I want to make this the best game it can be and I know it's the right choice" vs "I'm putting my career at risk by going against the will of the person who signs my checks". If you worked on a game like this it looks bad on your resume because it is a creative field so people assume it is your fault and you could end up losing your ability to work forever because of higher ups. But you also can't go against the higher ups because you could lose your job immediately instead. Every year people who work at banks and engineering firms that lose billions walk away into new companies like nothing happened, and no one says "oh you're from Wells Fargo? Sorry we won't hire someone from that dumpster fire." Those people are never blamed, even if they directly took the actions that caused problems. Getting black balled by public opinion is relatively unique to the gaming industry.

Hi, I am the artist who posted this on a throwaway account. 1-These characters absolutely were designed by committee, Only one character, It-Z, was not touched much since her inception. The rest went through the "rock tumbler" effect. The art team had a say, but was easily rolled over by other teams. 2-I typed out these comments to talk DIRECTLY to this artist and anyone else re-designing the characters that the timing was bad and that is why I was upset at the time. I don't care what anyone else thinks of the art, the team, etc. because most of it was out of our hands. 3-if you want proof, keep up with the Concord concept art drop on Artstation. 4-I have been working on Concord for only 4 years, yet most of the characters were created and finished within the last 2-3 years I've worked there. And no, I'm not leaving the game industry anytime soon. I have been known for character design for 5+ years. Please stop harassing devs, thanks.

Most people do not work in this industry and don’t know how these things work… they see the final product and hate it, as well as the mindset behind it. The art direction is never in the hands of one particular artist, or programmer or designer or anyone in particular - if anything, leadership as the final say. It sucks, but I hope you manage to see it through and learn from it. A lot of companies have forgotten the reason they are there - which is to serve customers. When that trust is broken, this is what it leads to. And well eventually bankruptcy.

As I've said in another video, I don't understand why game developers, especially in the AAA scene, think they're owed our money just because they make video games. And equally... I don't understand the whole "protect and support the devs" motion. They're in the entertainment business. Their job is to provide entertainment. If they can't do that, because of terrible design choices, then they failed at their jobs. And the biggest downfall of Concord was the focus on making it a media franchise first, and a lame hero shooter second. League of Legends didn't start off with making amazing cinematics, they started off just making League of Legends. The characters grew on people, and then the media part came on. Sony, your live service games need to be captivating in the gameplay department before you try and do anything else. Live Service games need to be captivating match after match. You can't sit here and think big budget cutscenes are what people want with live services... that's not it.

Because your perspective is scewed. Act-Man has a really good video about the main problem with AAA games, and the short of it when it comes to live service games specifically is that game companies are throwing millions of dollars at game studios in the hopes of finding their Golden Egg, their Destiny, their Fortnite, their Overwatch, and they often do this on completely new IPs. Like, you have to keep in mind, even if they had veterans on their dev team, this was still Firewalk Studio's first game published. And they had astronomical expectations being placed on them judging by how much money was flung at the studio by Sony. Imagine coming to work at a construction company and being told that your first job is to build the Eiffel Tower. I'm not saying the devs are blameless, because they aren't. There are clearly bad decisions made, from the bland character design, to the lack luster artstyle, to the lack of innovation on the 5v5 Hero PVP shooter genre. But at the end of the day, I feel like this all goes back to Sony's piss poor business decisions. This much money should have never been spent on a brand new IP in a saturated market. Because the reality is that even if Concord's flaws were removed, it's still a brand new IP attached to a brand new Studio. And it was always a gamble as to whether something this expensive would succeed. Especially at a $40 price tag, when all the other successes are F2P.

can second this... art goes through an art director. they approve, then it goes through a director - until they approve. game gets shown to the top honcho, to approve for release. then maybe several times to first party - microsoft, xbox, sony. they also approve. artists that are not in lead positions are thinking maybe this is not a great game, but they will have things to put in their cv, because that's all they're meant to be producing - art. so most of them stay for games, that they don't like themselves.

Agree, I don't really see point in trying to blame anybody below top ranks. Somehow suits always want to farm the success and pass the blame of failures and people in general should be against it. Artists don't chose what to put in the game, they only draw designs and send them to approval. They can't be responsible for that flop of the game.

What the suit approved are the final designs from the art department, their "best" work.

I can understand if the executives and committees forced the designs. I've had to make websites that go against everything I know as a designer all because of the committee and client stating the communications specialist has say on design. So I could see some group nitpicking and controlling the design down to the smallest details treating the artists like a paintbrush rather than the professional artist they are.

I'm an artist, my portfolio is full of body curves and boobs but sometimes I need to work on "art" that really disgusts me because I need the money (no curve, no boobs, not even muscles, pure fats). I just simply don't show those disgusting art on my portfolio even if my client is really happy with them. I probably won't even claim I draw them. If I work on Concord I'm 100% not going to put it on my resume or portfolio. If you're proud of the bad product you made then you shouldn't complaint when people don't want to hire you because they don't want to risk you destroying their project.

I work in construction. If the foreman told us to install plywood joists on a house, or anything else that incredibly stupid, I would walk off the job and go work on a project that isn't going to collapse and fail day 1. If I were an good artist trying to make a really good game, and someone told me to take my awesome character design and make it an octogenarian cat lady or a 300lbs lgbt land whale, I would walk out and go work for another studio that isn't going to collapse and fail the day their game released.

A lot of these people are signed into NDAs both non-disclosure and non-disparagy, and if you quit your job you cant go work sonewhere else cause they forced you to sign a non-compete. You want to do the best you can but ultimately the larger choices are out of your control. Thats just how it is when working professionally. This isnt some moral gray area. Its just designing things for content. Its not like these artists were asked to enslave children for a job and they said ok sure its a paycheck.

Any failure of THIS magnitude, cannot be blamed on any singular person. With the current gaming landscape, I'm confident that it's "mostly" the executives' fault, but that doesn't mean the game devs get to sit up on a golden throne of petty and apologies, because they without question messed up too. If I was directing a new video game, I wouldn't hire a single artist with anything Concord in their resume, plain and simple.
