For instance i was friends with all the sales people before i was promoted largely bc it wasn't my problem when they underperformed, now it is and i need to confront some of them about their low numbers. What's the best way to transition from being friends to now confronting them about underperforming? If any other successful experienced sales managers have input as well, I'm open to it.

I love the don't just 'inspire, but also empower'. You may need to inspire (when everything else is not going perfect) occassionally. But you always need to empower. Great framing.
