The part about the user segment split was super helpful. Up until now I used to use age ranges but after listening to your video, it gives me more clarity on how easy it is to relate to groups rather than refer to age groups! Thank you for this video!

Recently at a mock interview I got the question "Design a product for digital wellbeing". My practice partner pushed me to agree on a goal at the very beginning before even diving into identifying user segments. At that stage the question was so open ended that it cloud have ended up going in any direction. However I was forced to agree on "Reduce screen time" as our goal. I wonder if it's acceptable to agree on a goal once I understand the problem space and what the problems I'm gonna solve. Thank you very much Diego.

Every interviewer will be different and you should be able to use clarifying questions to set a goal. Ideally you want to first agree on what will be the goal because the users, pain points and solutions will then converge to maximize the goal (or minimize if the goal is something like Reduce screen time). If you start with the problems you will solve (in other words, what are the user pain points) then you could be addressing 5 different goals or goals that are not as important to the business - day to day of PMs is much more complex approach, but since you have here only 30 min, it's a bit different.

I love this breakdown! Very logical. I have a back to back to back interview for a few hours next week, but they're all 30 min each. Do you think a full case question would show up - do you think one interviewer would use the entire time for one or perhaps give a reduced timeframe to walk through the process? Many of the mock interviews on YT seem to be about 30 min long or longer.

Hi! Thanks for asking this and best of luck in your interviews! Please keep me posted on how it goes 😊 - Here's my advice: 1) Understand each step of the framework I share here. e.g., a goal is vital to the case, features are based on customer pain-points, there are many customer segments, etc. 2) During the interview, be aware of your time. Make sure that you clarify questions about the case, such as: What is the goal of this design/improvement/product? 3) If you have ~15 or 20 minutes, know that you won't be able to go through the entire framework. HOWEVER, call them out. Here's an example, imagine that you want to improve the product for the user segment "young professionals". In the interview, instead of brainstorming 3 different users and pain-points you can say something like: "Ok, so in a real situation, we would likely use data to determine the different user segments to go after since the improvements we'll do most likely won't address everyone's painpoints. However, to be conscious of the time we have, would it be ok if we go after one segment like young professionals?" Check your time and with your interviewer, state your assumptions and see that you touch on as many points of this framework as you can.. but take shortcuts by sharing what you would do in a real case, such as the example above. Let me know if this helps! 😊

I've not experienced this format before, and I'm wondering if multiple interviewers will ask design/case questions like this in their session. Or are they mostly experience/behavioral/specific questions like technical questions from an engineer?

They will look for different things, for example: Some will ask you behavioral questions, other design questions and others could ask you strategy (this is an example, depends on the company and interviewer). Thanks for asking Abhijeet! When you are talking about prioritizing features (after identifying users -> pain-points -> features), you can talk about the business impact and how that might affect your priorities. For example, you could have a feature that from a technology implementation perspective it could take a lot of time and effort, but the positive impact in the business (e.g. increased sales, growth, increased marketshare, cost reduction, etc.) outweighs other factors and therefore, this feature should be prioritized. This was just an example to illustrate how the business impact can be factored into your answer but in the end it will depend on different factores unique to your case. Let me know if this helps!

Hey Diego, great work! I think the framework is more logical than the ones on the two class pm interview books. My question is for the use cases, why don’t you prioritize? Why prioritize after brainstorming all the solutions?

There’s no right or wrong answer here, but this is my opinion (and has worked so far with Google, Microsoft, LinkedIn): By listing 3 pain points, I “force” myself to list 3 features, and then prioritize these. In our (PM) day to day, we prioritize features more often than pain-points. Also, I feel it allows you to share Mor of your creativity. Solving one pain-point (after prioritizing and picking one) IMO limits the rest of the case. Why not prioritize both, then? I think it’ll be too time consuming and you’ll run out of time 😊 HOWEVER, there’s no perfect way to answer case questions, so whichever you choose will be fine

I am a little bit confused about brainstorming users. In the example for "atm for elderly people", the user group has been chosen. Why should I care about "young adults or adults" if the prompt is for elderly people? I understand being more specific with "elderly in wheelchair" or "blind" but why should i care about "young adults"? I feel like that would make me choose solutions or pain points that doesn't address the core persona in the prompt?

HI Diego. You upload amazing content to learn from. This has helped me immensely. I appreciate the time and effort that you take in making these videos to help everyone. I had one small feedback for you. It would be further easier to concentrate on the delivery of the content and on your speech, if the volume of the background music was lowered down or even removed. Unfortunately the music serves as a distraction and makes it a little difficult to concentrate on what you are saying. This is not to say that I do not appreciate your efforts. Thanks for the framework! It could be used in a Mckinsey interview if it fits as it has a very good flow from problem, goal, gaps, and finally solution. I see room for improvement in the segmentation (attitudes, usage personas), and probably may add a "how would you test the solution" if you would need to.

Hi Diego! Thank you for making such a detailed video. It's quite insightful and easy to learn for aspiring PMs like me. Could you please help me understand how to differentiate between User and Product metrics? To me both seem to have certain similarities - For instance, User metrics include retention/churn rate whereas the product metrics section also has customer journey/dropout.

Hi! absolutely! I don't think there's a perfect way (or actually official category) to classify between user and product metrics. I'm trying to, hopefully, simplify the lesson by giving you a mental map on how to categorize things, but if you mix them it's still perfectly fine. I see user metrics as things that either come directly from users: calls, support tickets, feedback, rating, abandonment [churn], stickiness, nps, etc., whereas product metrics I see them as things that we can measure directly from the product without requiring direct input from the user: #bugs, % X feature working properly/failing, # of sessions, Weekly active users, Top paths (journey), Funnel and dropout (where do we lose customers), etc. Like I mentioned, it's not an official category and honestly, I don't think there's any problem if you "mix" the categories - my intention is more about giving it a structure vs. just throwing metrics out there for anyone to memorize. Does this help?

Hello folks, I have a upcoming interview with an engineering and design team. Although I do have experience working with both teams I have never given an interview of such kind. Sorry, another question. When you're brainstorming what do you think about 1. Thinking out loud for the 1-2 mins of working time? 2. Collaborating with the interviewer continuously while brainstorming?

Great question! When I brainstorm, I do it in silence first and write down my answers. When doing it out loud it could be confusing and messy. I prefer to take time for me to think and then share with the interviewer like: "ok, so here's what I think... we should do 1), 2), 3) and here's WHY... what do you think?"

When you make an assumption like "we should target young adults" should you state that in the real world you would make this decision with real data? For example, when in a real product discovery phase you would probably do market research and quantify the opportunity. Do you need to explicitly mention that you would have a process like this in the real world, and you're just making assumptions for the purpose of the interview?

You don't have to say "in real life this is what I would do"... but THAT is an amazing addition to your answer. It'll set you apart from others who are interviewing 😉 In an interview, you can pick segments and make assumptions. e.g. "I would pick segments X, Y and Z because I believe they represent the largest segments we could target..." or whatever your assumptions are.

If the interviewer explicitly mentioned to design an ATM for elderly, why would I address any other segment in the first case? That's not the question he is asking.

Why have you prioritized only the solutions ? Why not prioritize the use cases as well ?

@Pradipta, in this case I name the top 3 pain-points and my solutions intend to solve all of them. However, this is just one approach - as long as you give a solid argument to WHY you are prioritizing pain-points and which one you are solving, the case will be fine. These interviews are not about following the framework exactly as it is, but rather understanding the steps. In other words, if you want to prioritize first the pain-points then go ahead, nothing wrong with it 😊 the overall recommendation is be mindful of the time. Let me know if this helps
