tl;dr:
1) learn the hiragana and katakana
-- you should not stay on this step for longer than a week
2) learn basic grammar and maybe a handful of extremely common words
-- this should not take longer than a month, and if you start getting bored, start reading
3) read.
-- it's going to be REALLY slow and REALLY hard when you first start out. THIS IS NORMAL!!! just keep putting in effort every single day, even if you can barely do it.
By the way it usually takes at least a year to become truly comfortable and have confidence that you understand what you're reading. And that's if you manage to read for a few hours a day. It normally takes multiple years.
