The reason why the hay guy didn't die is because if arrows or projectiles hit the hay guy's hay he doesn't take damage. He only take damage by projectiles if a projectile has Aoe. Ive been saying this for a while now, Kaido didn’t want to off himself for no reason other then to get the ability to awaken his mythical Zoan fruit. It would sense that if kaido survives it’s simply because he’s an oni or because of his strong ass body and/or his strong ass haki, or because his devil fruit powers literally make him a dragon. His survival would definitely make a lot of sense for the story too with how luffy tends to draw people to him n could turn enemies to allies. With kaido, tasting defeat by the actual joyboy he thought himself to be, it could possibly be a huge relief or maybe even bring him joy and ultimately bring him to join luffy for the final war and the possibility of death that he’s been searching for. And of course with the realization that luffy is joyboy we can justifiably assume that King will undoubtedly become an ally to Luffy since all along he served kaido thinking kaido was joyboy. King could also give kaido the extra nudge that he might need to become an ally too!

I honestly don’t mind if Kaido comes back. But Big Mom should be dead. If they both come back, it means the entire raid on Wanno was completely pointless. If both Kaido AND Big Mom come back, then the entire new free nation of Wanno would be completely retaken over and the Kaido/Big Mom alliance would officially form.

My theory is, if Kaidos will is broken then Big Mom will take his soul to survive the lava pit and she will return in Wano. I think the Kaido story is finished besides some flashbacks but Big Mom story has one or two chapters left to go.

Kaido and bigmom none of them had died. Both of them are alive and are going to make their comeback as rox around the final arcs. It's not even suggested that they died anywhere in the manga.
