I always understood the cornerstone to be the first stone laid. How in the parable did it become the last?

A large stone was broken and will reign forever. That was Jesus' redemptive work in the first century. It would last forever!

Whoever falls on that stone will be broken to pieces, but whoever it falls on will be crushed to pieces" (20:17-18). He was talking about the Jews who rejected him and did not recognize him as their Messiah. He will be broken to pieces is the destruction of their old covenant age, but whoever rejects him will be judged and lose his life. In the Jewish-Roman wars of 66-70 AD, this became bitter reality!
