You mentioned the army paint option. I had a suggestion a while back; Imagine you got a base unit with set stats. If they can wield weapons, you can choose what ones they use. Like the warbands upgrades but imagine having no faction limitations but maybe debuffs based on faction. Like making marauders, but giving them bows instead of javelins. Or having chaos warriors of Khorne with great weapons (instead of halberds, or dual weapons). More customisation is always fun.

I sometimes wonder.... how is the Empire still alive. I mean, they don't have many guys that can hold out against one demon. Let alone against demon armies, which seem to get there every odd day.

in lore? becuase lore wise they are one of the strongest races, their weakness is their balkanisation and civil wars. There are however times where the empire can come together and that is when an outsider is threatening the empire. the empire isnt beneath the use of assasins, magic, and bribery to get other races to truck off and leave them alone.

Consider breaking the heroes up into different armies so that they can complement each other, E.g. Kyzak w/ cab stack, mournhowl and the fimir in a norscan themed army etc.
