Fun fact: Did you know? When Joker finishes his All Out Attack and does his signature pose, the pose itself is called the “Finishing Touch.” In Persona 5, the “finishing touch” never played unless the all out attack was strong enough to end the entire battle. What would happen is that after the attack, it would jump back to gameplay. Obviously Smash didn’t want this to happen since it wouldn’t look as flashy, so the pose always occurs regardless.

There's a recurring Dragon Quest spell called "Kazapple" in which the entire party contributes MP to a powerful lightning attack. I think the part of Hero's Final Smash in which the other heroes channel their power together is a reference to Kazapple. So Hero's Final Smash is really a combination of two Dragon Quest moves.

Terry's final Smash could also be a reference to KoF XIV's Max Mode, which allows you to string certain specials together. But also certain Super move cancels like the Advanced Cancel (Power Geyser into Buster Wolf) and Climax Cancel (Buster Wolf into Stardunk Volcano). It's kind neat how subtle the reference is, if true.

Actually, to help clarify with Terry's Final Smash: It's actually derived from an actual super move that Terry has in a couple of the KOF games, aptly named "Overheat Geyser". The big difference though is that this move is backwards, where the original move had Terry rush forward with a tackle, followed by the power dunk that was then activated with either one or three power geyser attacks.

That fact about the All-Out Attack scene that part of it came from the orignal game's files, that's true. One of the big giveaways is the weapons the other Phantom Thieves hold before they perform the attack, along with them being cell-shaded in the style of the game they came from. If that part was made from scratch for Smash, the other Phantom Thieves would've been holding their default weapons that you see in the many offical Persona 5 artwork instead of the weapons they can get later on in the orignal game as you can see, and the models would've been normal rendered like everything else in the game and not cell-shaded. And I think another giveaway is Joker's look in that scene, being his default Phantom Thief look every time, even if you're playing as him in any of his alternate palette swaps.

I think hero's final smash is Kazapple which in the DQ games the move uses mana and sacrifices the turn from the other party members to deal extremely high dmg, in this case it is using mana from all the other heroes.

I highly doubt that Hero's Final Smash is a video because of hardware limitations. Megaman's Final Smash actually does pull in several different new models just for the Final Smash and doesn't just play a video. The more likely reason is to cut down on file size for the DLC download. .

The opening of Three Houses MAY be a potential source of inspiration for Progenitor God Ruptured Heaven. In it, The Liberation King Nemesis DOES use the Sword of the Creator in a similar manner to the Final Smash. It's... Actually, Byleth's final Smash isn't a Smash original. The move itself is actually a reference to Nemesis, the King of Thieves, one of the main antagonists in Three Houses. Nemesis is the original owner of the Sword of the Creator and Byleth shares the same Crest as Nemesis (Basically the same blood) meaning he can use the Sword of the Creator easily. The move itself is one that Nemesis constantly, such as during the Opening Cutscene, and when you face him in a cutscene during Three Houses.

You said Byleth’s Final Smash cutscene was mostly a Smash original, while being based on a move from the game, but the Final Smash is very similar to something you see in a cutscene at the very beginning of Three Houses. As for why Gigaslash might be a Final Smash and not a Command, while I'm not an expert, I THINK Gigaslash is a move typically associated with the Heroes, so it's sort of their signature move (again, this is as far as I can tell.) Gigaslash (and variants) are used in the Dragon Quest Heroes games (the Dragon Quest Musou games) as the Coup of the protagonists (special moves/Musou move, basically.)
