This video is about how we dealt with inventory issues. We always run out of cutting boards and charcuterie boards because we sell so many. We needed an inventory system to manage the different production schedules when manufacturing cutting boards and charcuterie boards in our business.

Since you have a limited set of things to make, I'd use different color post-its for different board types on the KB board. And a catchall color for things like shipping boxes, packing fluff, etc. Quick glance tells you that the upcoming is charcuterie vs cutting boards which will help you do the quick time-math that tells you how much work you have on deck.

I noticed something about your production process: you could save a lot of work by gluing larger panels. I would choose a length where 3 or 4 finished boards come out. Then you have less jointing, less gluing and less waste. You wouldn't believe how much time it saves to not build each board "one at a time". In addition, the blanks all have the same dimensions after being cut to length. Why do you mark the drill hole and the outer contour? You can also cut the offcut on the band saw at the fence. If in doubt, roughly drill out the round inside corner with a forstner bit. i would do this in the same work step as the hole on the handle. Another work step less. Greetings from Germany

Another awesome video! FYI: Kanban is a Japanese word pronounced closer to Khan Bhan (think Star Trek guy) rather than like a soda can. Keep that content coming, what an inspiration to aspirational entrepreneurs!

One thing I didn't see mentioned is taking a physical inventory on a regular basis. This will help managing supplies and finished goods. If you stay with the board system you might want to consider a white board.

Have you considered getting a CNC Router for cutting the profile and hole in the charcuterie boards? You could glue up long sections (4-5 boards worth) and load several of those into the CNC, walk away and work on other things while all the cutting and drilling is automated.

I would recommend you upgrade from the board to a proper ERP/CRM/MRP software. With it you can digitally keep track of manufacturing processes, inventory and automated tasks, sales, and a ton more. Something more than quickbooks can offer. I do have 2 suggestions, and both are cloud based solutions. 1. Microsoft Dynamics 365 or 2. ODOO. There is a lot more than what I can put in a youtube comment. Feel free to research it or reach out to me, I am happy to discuss with you. I am in IT and local to Houston.

Did you say you sell 4 to 5 boards a day? That looks like a big operation for such a small quantity of boards.

Protip: add about 10 hooks per "zone" on that kanban board, take about 30 3x5 note cards and laminate them. Punch a hole in the corner then use either a grease pencil (my preference) or a dry erase marker for your cards. That way you're not wasting sticky notes if you're trying to cut costs.

Suggestion for the mitre saw cuts, make a bigger and higher stop block. So you can stack a few boards on top of eachother to make the proces faster.

I Was production manager for a wood shop / store fixtures for many years and i have a thought for ya to mull over..its super important to do as much as possible to a part once you have put a hand on it..ex..i notice you mark..drill..notch.and each time is a bend or reach for the part..imagine if you consolidate those tools into one small area that would allow 1 picking up of a part to complete 3 or 4 processes...better/ more profit is less handing/ cost per unit...in general..you should pick up a part as little as possible... you do well in most cases we see..but as a old production guy i notice the pick up and and the moving of parts as a serious cost that should carry weight in processes..just as machining..thats a different convo..

I'd go back to the original kanban for manufacturing, instead of the Post-it, make strong cards (like plastified cards) that you insert in between the board when you need to start a new batch (if it's when you have 30 left, then place the card between the 30th and 31st. Then when you take that 31st board you'll see the card and add it in the incoming column on the wall kanban board. Thus, you don’t have to look at the inventory, it just pop in your face when you have to start a new batch.

Try a carbide paint scrapper for removing glue squeeze out, works better than the chisel and you pull it towards yourself

Davis first you need to make 4 month of both type of boards. keep a set off to the side so when you are doing your other job for 2 weeks you wont be swamped when you get back. 2 or train one of the other people that works for you to make the boards.

Have yall tried gluing up longer sections and cutting your boards from that. Like long enough to cut 3-5 boards from one glue up?

Yes. That method creates more lumber waste and doesn’t save much time at all.

I would suggest investing in a large clamping rack and glue application machine to make that process more streamlined.

An idea that might automate some of this headache for you is using weight sensors underneath the boards that way you get notified when a certain amount of boards are left and you can prepare for the future

I saw on the previous video that you have a lot of scrap and was curious why you don’t use it to make different boards? Also how much are you charging for the scrap to ship,it to Florida

Good system I worked In a wire factory for 22 years and we used it to keep up with orders of thousands of pounds of copper. As they use to say it works if you work it.

That’s a physical board, obviously. The better system is to go virtual with Notion, or AirTable.

5 tier clamp rack is calling your name. Longer board glue ups and cut down to size. Ever wanna take KB board digital smart sheets is a safe option.

You could use a ton of different free softwares to handle the kanban board you got there. Then have a tv or something on the wall that can show notifications on statuses, etc... I've done that in the past with other businesses consulting and it works out pretty well. It's not as hard to DIY it as you might think. It would tie in with your online orders or whatever CRM you might use to manage orders and customers. Set up automated reminders and other systems to mange the inventory process. Automate what you can early on as it's veerrrry expensive to do later when you have too much infrastructure and data to port over. just some words of advice

I'm sure many offer solutions etc so I do apologise in advance. An area of concern with the board are several possible failure points. Look at Poka - Yoke of the board (remove or fix all possible failure points). Make it so it can't fail. I find using a simple FMEA document (basically a type risk assessment of possible issues) will help. Again sorry not a criticism at all. Another good video. You guys are doing so well.

EOQ calculation would work at its best in your industrie . based on sales from past weeks /months..apply a trend of increasing business.. (exclude any exceptionnal sales in calculation) you have all other data on hand needed ie: carrying cost, cost to order (in your case cost to produce including all around ordering raw material cost and paperwork for paying bills cost) lead time for producing a batch numbers of days you want to look to produce a batch (cycle review).... you would know exactly When to produce and How many to produce

Sometimes JIT just doesn't work. Maybe if you planned for two or three months out and have that amount on hand. You know they're going to sell and you have plenty of room to store quantities. Instead of doing 50 cutting boards at one time, set a daily goal. How many can you complete in one day? How many do you need in one month? That would provide a daily need. Add 10%. If 4 or 5 go out every day, you have to make at least 25/week. Is that possible? Being gone for 2 weeks, you probably want to make sure you have at least 100 complete boards before you leave.

faster to batch things. As you get to the 10th cut you are much faster than the 1st. Faster to do bulk than daily for sure

@@732brudder after so many hours a day productivity declines rapidly. So, do 10 a day, whatever that magic number is. In a manufacturing environment, quotas are usually on a units/day metric. Doing "x" per day would ensure that many are available every day. Which is good because J&D always talk about how many are shipped on a daily basis. If JIT is implemented, it's just a matter of replenishing the stock by how many go out. I would probably make enough at first to have a base stock of 50 or so in case a quantity of 20 is ordered. Then it's a matter of making enough every day to maintain that stock level at that baseline. If Davis had another woodworker (which I really think he does) on-hand quantities should be easy to maintain. When they hired sales people, they really should have considered demand would increase and pretty soon - if not now - production will not be able to meet those demands.

@@cindyhammack68 Good words, I agree with them all! In the video Davis was spending too much time stacking and moving wood, wasting time with unnecessary movement. Also reducing the finished goods quantity reduces space taken up.

I can see lots of ways you can automate your work. But you need a device that takes boards on the input and makes all the cuts at once. There are all kinds of ways you can increase your productivity if you have the creativity to imagine the engineering.

Question? As you've grown your business, you have hired new people to do marketing, which increases your sales. But isn't it time to hire someone to help actually make the boards? Seems like limiting yourselves by doing all of the physical labor is in need of an upgrade. Hire some board makers ! Love your Videos, they are great help to everyone going through the process of growing a business!! Keep up the great work,........AND don't burn yourselves out !!

Considering you guys are already maxed out on production, do you wish you had hired a production person and maybe a few tools before the sales team? If you're sales people work out, your problems are going to get a lot worse in a hurry

We’re nowhere near maxed out for production. That’s part of the problem because we fill the time allocated for building with other things. We need another 3-4 salespeople before we need to hire production help!

It's a tough thing running a small business, no doubt. But, I will predict the a Kan-ban board is not the secret - I could be wrong, but do a follow up video in 3 months to report back how well it is working. If you are spending 90% of your time in front of a computer, there is no Kan-ban board in the world that can fix that. Whatever you're doing on that computer needs to be outsourced - you're effectively losing revenue by sitting in front of that thing. Maybe that's what the giraffe rider is doing?? I dunno... just my 2 cents.

Big fan of your channel. My day job for the past 30 plus years is doing and managing custom software development. When I first saw your Kanban board, the thought that came to mind is why not use the software equivalent of the Kanban board?.... there were comments about using generic software but there is software specifically designed to use the "Kanban" process. My favorite is Jira. check out the creator of Jira, i.e., "Atlassian". Though we currently use Jira to manage software development and bug tracking, Jira can be used by all kinds of companies. Free for up to 10 users. Check it out. Everyone in your company could not only view the progress but contribute, whether in the shop, office, or for that matter...anywhere. J&D, you are spending too much time stacking and moving wood during the manufacture process. By reducing your batch size to around a day's sales you can be more agile with your time, allowing you to respond to differing demands on quantity and products. Inventory is POISON! You MUST read 'The Goal' by Goldratt, a business novel which will allow you to look at production management in an objective way. Keep up with the great videos. Message me for more info.
