I’ve always thought that the Sonic games never really lived up to their basic premise: Sonic going fast. He always seems to get held up or stopped by obstacles and enemies, instead of zipping past them all to the boss fight. To me, Sonic is a glory hound, and wouldn’t bother with the small fry when stopping the big bad is where the real fight is. That would be your first play-through of a level. The second time through is as Tails, who would largely ignore the enemies on the ground as he flies forward to catch up with Sonic. He would likely have to contend with the airborne enemies and those shooting at him from the ground. There’s usually some sort of swarm or flying mini-boss to deal with along the way. He’d get to the end of the level and find Sonic tapping his foot while waiting for him. The third round you’re playing Knuckles, left behind to deal with the ground level riffraff. He’s a tank, plowing over whatever’s left behind by the other two, probably harassed by mole machines or something popping out of the ground and other gravity-bound robots. He stumbles into the boss arena to find Sonic napping while Tails tinkers with some gadget. The key gameplay mechanic in this game is that everyone has a different scoring system. Sonic is going for the fastest time, Tails is going for most rings, and Knuckles wants the lowest number of enemies left standing. Complicating this is that achieving those things in one play-through makes it harder for the next character’s run, because the game remembers what was done in your previous runs. Any rings Sonic grabs leaves fewer for Tails,but he wants rings so he lives long enough to beat the boss. Any enemy Sonic or Tails skips makes the level more difficult for Knuckles, but stopping to fight them wastes Sonic’s time, and risks Tails losing rings. Knuckles arguably has it the hardest, because not only does he have to hope that Tails took out any flyers that he has no way to deal with, but he also has to hope that the other two left him enough rings so that he can withstand enough of the hits he’s going to take as he goes through. I’ve probably put way too much thought into this…

Honestly, this sounds like a really interesting mechanic and even though I don't play as many video games as I used to, I'd totally give this a try. It's also interesting when you think about this from a multiplayer perspective. You can each play a character and focus on one type of gaming style/objective but you'll have to communicate and work together to make sure everyone can both survive and also complete their own objectives. It's like dividing resources and objectives in a strategy game but it feels different because of the staggered play. Even simultaneous split screen play sounds interesting because things can happen in real time. Now that I think about it, it would also be cool to have a bonus for hitting certain timed goals in each play through or a team average goal. Like Sonic will have his own timed goal as you mentioned, but if Tails can make it through the aerial tactics say within two minutes after Sonic's goal, and Knuckles can make it within his personal goal of 5 minutes afterwards, players can get points or power ups to help in another level. Or if the team average time is particularly low, they can get special items, skins or trophies. That'd be cool. I'd definitely work toward a skin to see the three of them in drag. Knuckles would be especially hilarious. Not to mention Sonic or Tails in a Peach or Daisy costume(either the fruit/flower or the character outfits)- I'm already amused.

This sounds amazing, but also would mean having three different sets of mechanics to implement, balance, and test. Great if you can pull it off, but could be a right mess and bankrupt the studio otherwise. Also I suppose it could run into the same issue as any game that has multiple mandatory mission types: What happens if one mode is particularly bad, or particularly good? Then you've got the player having fun a third of the time, while two thirds of the time they're just slogging through the mandatory other two characters to get back to the one they like the most. And I suppose as Sonic necessarily goes the fastest, and Knuckles the slowest, you could also have the problem that *most* of the playtime would be spent as Knuckles. So in a Sonic-branded game, you spend next to no time playing as Sonic, you spend a little bit of time playing as Sonic's sidekick Tails, and you spend most of the time playing as strange echidna Knuckles. This could be addressed in level design; Sonic and Tails could take longer routes and unlock shortcuts that let subsequent characters go through faster. But then with the level changing for each character you're also back to the question of whether this might be better as three separate games. I also wonder if the drastic changes in play style between characters- Changes in game genre, effectively- Could prevent the player from ever settling into a good flow and getting comfortable with the controls. I imagine the three characters might have to be presented as almost Mario Party-esque separate minigames.
