Thanks for this, I’m an Investment guy by day, a woodworker in my spare time with a small LLC. It’s about time someone with business experience running a business started up a channel…thanks.

Justin, I'm really impressed with not only the number, but the quality of videos that you're cranking out. This one is a good example of one that provides a lot of good information, but doesn't look like it was thrown together to just get something out. Keep up the hard work my friend, I'll continue to watch. - Chris

As a former plumber that used to handle jobs and estimates, you are spot on with this video and I hope everyone takes it to heart.. especially some of the “small” things like insurance for anyone inside your shop. One injury can wreck multiple lives
@BitnerBuilt
@BitnerBuilt Жыл бұрын
Thanks! Yeah, I can’t tell you how many times people don’t think about those small things. I was not exaggerating when I said I’ve had people on the first day of work. It hurt as freak of an accident as somebody testing some of my equipment plugging it into an outlet, and the power cord must’ve had a stress crack in it from bending back-and-forth, and when he plugged it in it arked instantly melting the wire, and giving him a pretty nasty burn on his hand. Just a crazy freak accident, but he had to go to the emergency room had nothing to do with a Power Tools, or falling off a roof or anything else just some thing as easy as plugging in a power cord! So insurance should never be avoided

This was by far the best small business starter video I have ever seen on KZbin. He somehow managed to put all of the most important aspects of starting/running a business in a video without useless jargon. And it was explicit, spoken in everyday english and no vague platitudes. Everything he said can be applied to any business, large and small. I have read so many business starter books that have so much "filler" information and still didn't give half of what he said. Great video!!!

Can't agree more with tracking expenses. I used to build semi trailers, dump trailers for material hauling. In the 1970s anti lock brake systems came out. They were expensive but one of our fleets put some systems on a few new trailers, hopefully for improved safety. But they unexpectedly found out that tire expenses dropped 10% on those anti lock equipped trailers. Now it was a no brainer to buy anti lock but they didn't have that expectation to start. If they didn't have good numbers they wouldn't have found out those savings.

Hey Justin, continuing to love the content! Thanks for approaching this from a true business perspective with the details and not just a basic formula like most do on this platform! While those can be helpful for basic arbitrary estimates at times this really helps nail things down. Love the tip about using the estimate in pieces to then run a project through and decide if your profit margin meets your ideal of labor costs in a almost reverse of most people👌🏼 keep crushing it and your other endeavors!

@BitnerBuilt
@BitnerBuilt Жыл бұрын
Thanks Robert! Labor is a very subjective thing. It’s all about what you decide is worth it, so I always find that it’s better to look at all the other factors first to then come up with what the possible labor charge “could” be and then decide to yourself OK is that enough or should I pass on this one?

New to your channel. Some very spot on content. I would like to add a bit. You did a great job of detailing your expenses. The end result is your worth. That is your value. NEVER give away your value for nothing because then you are telling your client that isn’t your value. It comes across, at best, as cutting a “deal” and at worst, a scam. Avoid that pitfall. Know your expenses and, from there, your value. If you want to adjust the monetary gain, get something in return that compensates that gain while maintaining that value. Also, as a marketing executive with 22 years of experience, start on social media. The costs are a fraction of search. AdWords, now Google Ads, is great but it takes a lot of time to dial in. That time translates to lost profit margins. I wouldn’t even consider setting up a Google Ads campaign in less than a 6 month window. Use your demographic data from social media before you make the jump to search to minimize your waste.

I am watching this video from a reverse perspective, I'm an entrepreneur and I do government contracting for my day job while learning the art of woodworking. I can honestly say for people looking into the beginnings of turning hobby into business, this is one of the better videos out there. Added benefit to keeping a cost calculator, you have an itemized reference to point to for justification if the customer is contentious about worth. It's easy to want to take from your profits, as you mentioned, but better to articulate to a client with a professional cost sheet than waving arms around saying "I can might do it for this". This is an easy way to turn skepticism into loyalty. 10/10 video, easiest subscribe ever.

That was a great overview. I thought you were about to go cost accounting plus multiplier for Etsy/mass marketplace goods. I was excited to see someone actually tell people that your costs don’t dictate your prices the market does. But you do this evaluation so you can evaluate profitability. Your also right that custom work demands a different evaluation. Your basically inferring market price. Then the additional gut check “with what I made or plan to make on this project would I do this again?” I’m just a hobbyist but even so I cost out my work and like seeing how others approach it. Sorry for the ramble I don’t ever comment but just really enjoyed the video. And thought hey might as well tell this guy lol. Even if it’s a hobby, it’s really good to know down to the penny exactly what you really are making because sometimes it’s not as good as you think it is and so than understanding your true profit versus the amount of time you spend on, it will give you a little bit more clarity on things. He might also find out that you’re making more money than you thought. That’s a great thing to.

Justin - I have to say this could be the most important video at my stage in life at this moment. Like you, I have been self employed or a contractor all my life. I see an opportunity at this time in my life, I am on a good pension however I want to keep active, and a business that has a product range which I use needs a representive to go out to its consumer base and promote its business. So I have been putting a presentation together to become that person. Will I succend - well I have nothing to lose. Will I succeed. Of course ! More to follow. Your video made it possible. Ohh! Its got nothing to do with wood work.Its to do with business. Well done.

Excellent and accurate. In some businesses, the problem can be that the competition doesn’t understand or practice what you’ve taught here, then they underbid the job (just to get the work). believe that they are the “Costco” or “WalMart” of that industry, the potential customer thinks you’re overpriced, and they go with the cheap contractor. Then, of course, the economy guy goes out of business, and the work is shoty, and he’s gone. You might get some repair work down the line, of course….. THEN…when that contractor’s gone, another one fills his shoes, and the process starts once again… Luckily, in woodworking, it’s a bit more personalized, and the carpenter has created a niche that people love about his work, so the other bids can’t really compare….

@BitnerBuilt
@BitnerBuilt Жыл бұрын
If you’re breaking things down to the smaller elements like I did with looking at OK I need to make a mold was part of the materials then you factor that time in to your multiplier. You can’t have separate breakouts for time if you like, like how I was saying, I would charge more for doing a dovetail drawer, because in reality there is no more material cost there. It’s just more labor there’s lots of ways you can do it in a and of course yes you can just do a separately or a cost if you want I always have people start with the expense multiplier first, because then you know you’re never, not charging enough to well over cover all of your expenses. Good luck with it!

22:10 thanks for the great advise. I’ve been through some sale training for relatively big ticket items, and this strategy of guiding the customer through price and value decisions is dead on. Maybe I’ll build my woodworking side hustle up enough to use the training. -Mrs/Mrs/Ms customer is it the price, the materials, the product, or my quality of craftsmanship that is an issue for you? -If me spending more time building hand cut dovetail drawers like they were made in the 1600-1950’s doesn’t add value to you on an internal unseen component like that, then maybe we should consider something strong but quicker like dowels or pocket hole joinery? - If walnut with Purple Heart inlays with your company logo burned into the table top with a glow forge isn’t worth this cost for you, then maybe we should consider solid oak or ash with wood burning gel and a stencil for your logo? -If this delivery cost for me to drive this to you in a rented box truck wrapped in moving blankets isn’t worth the added cost in your opinion, then maybe we can arrange a time for you to pick it up with your own rented box truck with some friends to help unload? It puts the sweat equity and convenience into perspective without the age old flipping the script and offering to rent teaching time and tool/shop rental to a customer to built it themselves. I’ve always found that method to be too confrontational.

Great advice! Curious, though: where do you keep all of your sawdust? The CNC machine with the foam sound absorption panels initially caught my eye, but then I noticed that there isn’t ANY, anywhere in your shop. Personally, with dust collection, I remove about 80 pounds of sawdust per week in my shop, and no matter how much I try to stay on top of it, there’s still got to be another 50 pounds of dust scattered all around my shop at any given moment!

I love that you emphasized insurance, folks think they can wait, and since you don't really need it unless something really bad, business ending happens. The difference is if you have it, need to use it, your company/personal life live to see another day, if not, well probably not. Second to Gen Liability for me is Commercial Vehicle insurance, sure it costs 5 x a personal policy, but and it's a big but, if you are driving/delivering for your business your personal policy is going to duck and cover in a serious accident and you are uncovered and really liable.

(Luckily just bruised.) and one of my franchisee literally said. “ oh I guess I should renew my insurance then, wouldn’t want that to happen” 😳😳 guy had let it lapse. he said it but I'll add to it.. when your business is new avoid expenses that you dont neeeeeed.. dont get letterhead or even business cards , avoid all that stuff until you can afford that nicety.. you can just write your phone number on a piece of paper if someone asks and that doesnt cost anything.. and avoid paperwork in the beginning, a fancy invoice doesnt make you any money, you could just tell the person how much it is.. save that money, use that time building instead of putting together a pretty piece of paper they are just going to throw away. Some projects just arent viable, move on.. and build in batches if you can, have a minimum number that you will make, if you cant sell them all ..again it might just not be viable

I disagree on the business cards, the most important issue for any company is acquiring customers. Handing out business cards when talking with potential customers looks professional and gives them something to get back in contact with you when they are ready to purchase. You can get cards printed really cheap, so there is no excuse not to have them with you all the time. If you hand me a phone number written on a piece of paper, my first impression is you are a fly by night operation, and that piece of paper is most likely gone by time I get home.

Good Afternoon, Do you have employees, or do you prefer using independent contractors in your various businesses? We have a metal product where a small amount of welding is required on each unit. The welder we use provided us a per-piece cost to weld, vs. quoting us an hourly rate. This makes for a much easier and more accurate way to track this portion of the labor costs. Any suggestions or recommendations regarding independent contractors, or piece work employment? Also, just wanted to say, I've been enjoying your various videos! Thank You, Jim Dasher Ridgewood Industries Seattle metro
@BitnerBuilt
@BitnerBuilt Ай бұрын
Thanks Jim! so over all of my businesses I have had both. it really depends on the business and field. For items like what you're describing with the welder, yea that sounds like a good option. I for example with my woodworking pay a painter to finish customer projects because I know im not a good at it and if they are paying big $$ it needs to be done very well. One thing to think of is this is a great arrangement for you, there might be some pitfalls for him though which could sour things. If issues arrive on a job that required rework he is locked in on that flat fee and then might feel that it was a waste of time etc leading to him disappearing at some point. There are laws for your state you should look into on independent contractors, every states different. For example in NJ here I hire seasonal contract employees for my lighting business, they are considered "at will" and so I can legally fire them at any time for any reason and they can quit in the same way. This is an advantageous scenario especially when I hire a person who just isn't working out. Other states, this can create legal issues with terminations. As a good rule of practice I have also always video recorded any private meetings with any employee ever (nj is a one party recording state) whether its just to talk or to hire fire etc just to cover my butt in harassment and wrongful dismissal etc. That happened to my brother and it was a costly scam against him so I make sure to protect myself there. Another thing to think about with independents. If you find one thats of real quality, bring them on if your able permanently. In having hundreds (yikes) of employees over the years, real quality people can be rare and you want to hold onto them. I have an employee who's my main guy in my lighting company for the past 5 years, never misses work, always positive, respectful and friendly to customers, always works physically at 100%, always eager to take on anything I need of him. so I pay him way over rate, buy his kids presents at xmas, send him and his wife on a weekend away, give him a company cell etc anything I can do to show the love and appreciation of him working hard for me. hope some of that helps!

@@BitnerBuilt: Thanks again! Your comments are really helpful. The welder who I mentioned earlier, has a full-time job and the work he does for us is basically a side hustle for him. One of the things that I was initially concerned about was quality control regarding his welding. Due to my initial concerns, we currently Q.C. each part, and his welding has been exemplary. He has recently started a small business and that is how we now deal with him regarding any orders. In passing, he mentioned that we were part of the impetus he needed for him to start his own business. Thanks Again, Jim

Mr. Bitner do you have any advice on building a business plan? Sole Proprietorship/LLC steps for first time woodworking business owner. Fear of failure is a big factor for me right now. How do manage stress running a business? My shop is almost done just putting finishing touches on it.

So business incorporate is easy, you can do it through your states main website. LLC is more advantageous over sole. And you can also elect to have it be an s-corp (read up on this is can be better for some people) by filing one paper. You then file with the irs for an EIN number for the business (it’s like your businesses social security number) this is easy to do, don’t pay someone to do it for you. Now as far as a business plan….. I have owned over 20 businesses (😅yikes) in the early days I would write them, so that might be something good just from the exercise of thinking through your thoughts and making plans. It definitely isn’t needed though. It’s mainly for banks if your seeking financing but nothing your going to need as a small woodworker. (Don’t borrow money for equipment, sell stuff and earn up to it, if you can’t do that then the purchase isn’t warranted) So unless you feel it will “help you” to make it, it’s not needed. As far as fear of failure, you need to take the mindset that the fear doesn’t cause you stress or anxiety, that fear is your motivational fuel. Fear doesn’t have to be a downer, Use it to make sure you’re working your butt off to do everything and anything to succeed. In all the businesses I have started, i have had some fail. But I always had the feeling of excitement, hope and confidence that it was going to work. You need to be optimistic. Every time. If your down on things or take a negative attitude towards it, it will not succeed. My wife grew up in a family that had anxiety about things and so she always worried, stressed, etc and over time being married to this crazy guy she learned that those feelings aren’t productive, they are destructive. They incapacitate you from doing what you need to do. They hold you back and don’t serve a really good purpose in life. Since she has mostly shed that way of thinking, she says she so much of a happier person and more productive. Good luck on your new venture and remember to do what you love about it!
