With the exception of Paul McGann not getting at least 1 season as The Doctor, the biggest "what if" missed opportunity Doctor Who will ever have was Capaldi not getting a 4th season as The Doctor with Missy as his companion (alongside Bill and Nardole). I feel that would have been the ultimate TARDIS team as you would have the tragic hero (Capaldi knowing it's his final season), the romantic foil (Missy trying to be The Doctor's friend again), the exposition (Bill), and the likable comic relief (Nardole).

Meanwhile, the first 10 episodes of the new Season 11 have the 4 of them traveling together while there are moments where Missy tries to be good as well as moments where she has visions of her own death/encounter with John Simm's Master.

I loved Nardole. i think he's my fave companion character. I loved the fact that he DIDN'T want to go on adventures, he just wanted to relax and hang out at the university and have tea, but he felt obligated to watch after the Doctor. It created a great character dynamic, and he and Capaldi played off each other perfectly.

Should have had at least as long as the Ponds. But it was important for Twelve's character development that Clara stuck with him, Missy had to do some Master-level villainy to be accepted and start her arc, and by that point Capaldi knew his performance would get worse if he kept going, so we just got a couple fantastic episodes.

It took me a little while to warm to Nardole, but once he began travelling with the Doctor and Bill full-time, I grew to love him. By the end of the series I didn't want him to go! He had a very unique relationship with the Doctor. Their friendship felt really special because it was River Song who brought them together. And I think the way that he called the Doctor "sir" was rather sweet.
