Failing forward means the story isn't lost yet but that was really harsh difficulty. The harshness of Ironsworn corresponds to the tone of your fiction. So moments like these are what made it so perilous - introducing a serious and immediate threat even though you rolled a strong hit to reach a milestone - not making an allowance for shenanigans. A wheel of cheese has a thousand possible applications when you have been waylaid and disarmed, ranging from the reasonable to the downright zany. A flat-out "Prof Oak says there's a time and place for everything" is the harshest way to resolve that spark of an idea - weak hit but your kinbound weapon straight up abandoned you? Yikes! Broken weapon on a matching miss is fair, but if you want a heroic tone at all, take the wins when you roll them. Also, a more pure rules note, a strong hit on any combat-related action grants initiative. This includes the Endure actions - bloodied or horrified, you pick yourself up and seize the opportunity. A lot of beginners seem to overlook those.

Great points! You’re right, we were pretty harsh on our selves this episode. Over time we slowly start to go easier on ourselves, but it definitely takes us a minute!

Yall provably already figured this out, but *any time* you roll a strong hit in a combat situation, you automatically seize momentum, and you lose it when you roll a weak hit or a miss.

For a slightly less deadly set of moves, it's possible to import the Starforged versions without really needing to tweak anything. In particular, they separate the harm value from the challenge difficulty (so you can just suffer -1 if it makes narrative sense that the setback was minor), and make Endure moves optional unless the corresponding track is at zero, meaning you don't have to risk further loss if you don't want to. There's also a tweak to the combat version of Secure an Advantage so that you can keep initiative even on a weak hit, which makes the move much more useful and less risky.
