People like to romanticise this idea that gotti was some form of hero and castellano was the greedy villain in their story but gotti was just as greedy and seemed to do a lot out of his own personal interests. He felt he deserved to be the boss and didn't care about the cost it would have on the family. Gotti wasn't boss material he was a soldier with delusions of grandeur.

Paul was very bloodthirsty, bur he ran the family from his gigantic mansion and was a bit distatched from what was happening on the streets, focussed on bringing in the big bucks. He also made capos pay significantly more than before he rose to power. He was definitely not afraid to kill.

Roy DeMeo was a murderer whom had no queasiness with gruesome disposal of people's corpses. I'm not sure if he tortured his victims, but he seems to have been feared.
