Kakashi Hatake is easily one of the most popular characters in the Naruto franchise. His cool nature, use of sharingan, and hilariously strict use of a black face-mask to hide his identity have made him not only a fan favorite, but one of the go-to characters people recognize the moment anyone says the word “Ninja”. Kakashi wasn’t always as he is now though. His life had a rocky start, and this was mostly due to the death of his father, Sakumo. Sakumo was a proud shinobi and strong. He was one of those once in a life-time prodigies that seemed to crop up more than once in a life-time. His strength was hailed by even the likes of Minato, and his strength was said to cause the Sannin, Jiraiya, Orochimaru and Tsunade to pale in comparison to him. Beyond physical strength though, Sakumo had incredible strength of character, and believed in hardwork over talent, as he warned Kakashi not to underestimate Guy just because he wasn’t as gifted in ninjutsu as he. Sakumo also believed in his friends and his bonds, willing to sacrifice everything to protect them. However, when choosing his friends over his mission, he blundered the mission and received the ire of Konoha. He felt he brought shame upon the Hatake name, and fearing his son would have to grow up with that shame, decided to reclaim his honor through hara-kiri. It was this death that changed Kakashi from a prideful, brash young man whose Nindo involved always being there for his friends, to being a strict, unfeeling person whose cold, by-the-book demeanor tended to get on the nerves of every shinobi he ever worked with. Kakashi would eventually come to realize the ideals his father fought for were correct ideals with the help of his friend Obito. But I do wonder how things might have changed if Sakumo had never died. What might the shinobi world have looked like?

I feel keeping the mission the same would’ve been better. Sure, a failed mission looks bad but imagine the love and respect Sakumo would receive when he said fuck the mission and chooses to save those he loves and the people of the Leaf actually saw it that way. As u said The Will of Fire is all about protecting those who can’t protect themselves and selflessly putting the needs of the village before your own needs and desires.

This might be too big of a request but I'd like to see "What if Team 7 kept their concept" what I mean is how Kishimito originally planned for Sasuke to specialize in Taijutsu, Naruto to specialize in Ninjutsu and Sakura to specialize in Genjutsu

This definitely needs a part 2 and part 3. For example, if Orochimaru is killed early on. It can lead to many other changes happening to the story, such as Kabuto never becoming his assistant. Karin, Jugo and Suigetsu never being experimented on. Orochimaru never being a part of Team Akatsuki. Those are small changes but can lead to more changes further in the story.

Sakumo was single handedly carrying the leaf through 2 successful campaigns in the Hidden Sand and Hidden Stone. He had a run on sight order for a reason it sucks even the ppl he saved turned on him

How much did I understand the reason why ppl hated him was bs after he failed the mission, many leaf shinobi lost their life's and barely made out until the end of 2th Shinobi war. -what if Naruto was the reincarnation of Indra and Sasuke of Ashura? it would completely change their personality, maybe with naruto being very resentful of the way the village treats him and going to orochimaru to become stronger to destroy the village (because unlike a certain person he actually has a valid reason), while sasuke believes wholeheartedly that his brother can't actually be so cruel and heartless and there must be another reason behind the massacre and he wants to know what it is and make peace with itachi instead of killing him -what if naruto didn't want to be a ninja and wanted to work at ichiraku ramen instead? like because they were the only people who were ever kind to him and made him happy, now he want to make others happy through his love of ramen the same way. I can see something like no one eating there anymore because of him so he feels guilty but teuchi tells him it's okay and people don't know what they're missing by not eating the ramen he made until one day a certain grey haired masked jonin comes and compliments his food, then he brings his genin team, then other genin teams come because kakashi recommended the place to the other jonin teachers, then it's the third hokage who comes to check on him, then it's gaara and his sibling for some reason, then it's jiraiya, etc ... and somehow every time someone comes and eat his ramen naruto chats with them and uses his talk no jutsu on them like a therapy session and saves the world with the power of a nice warm bowl of ramen made with love oh and teuichi officially adopts him at some point so he actually has a father and big sister

Well you could argue that haku was never traumatized in the first place. Since the bloodline purge was obito's way to punish the mist for what happened to rin.

However it's not certain if Haku was even from mist or any ninja village. Honestly I don't think that Zabuza would have been close by if it was the mist village. The fear he and his mother had to deal with could have been civilians lashing out at something that scared them, blindly labeling them as monsters where a ninja may identify them and their potential. There is a possibility the the bloodline purges are responsible for Haku's birth. Consider that Obito could start the bloodline purges right after Rin's death'. Bloodline bearers scatter to surrounding towns and villages. Haku's mother is one such fleeing the purge, where she meets a man she never would have otherwise. They marry, and have Haku.

Only a tiny bit problem in this what if is that you underestimated Naruto with sage mode and flying thunder God jutsu (which I doubt he can learn at that early on doesn't matter how prodigy he is. In the main timeline even Jiraya who is a seal master couldn't grasped the concept of flying rayjin)

I think this video would have worked better is Sakumo was shamed for abandoning the mission, but praised for saving his Comrades by the families and friends of said comrades and ultimately retires being a Ninja because of the shame but trains Kakashi and instills his beliefs to his son. This would have a massive impact on Kakashi, Who would have creaky abandon the mission to save Obito and Rin, but unknown if he would have survived or not. I think it would have lead to Sakumo becoming the Equivalent of Jiraya to Sasuke instead of Kakashi/Orochimaru. This could have also lead to Sasuke leaving the village earlier though, As Sakumo was a wasted potential that had to abandon his duty all because of Petty shame for doing what most regular people think is what's right. Overall, Sakumo's Seppuku had mayor Impact to Kakashi's Character but is unknown if it had long term impact to the story overall.

This is a pretty good story but few things I would change is make obito,rin and the rest of the Uchiha a bigger role in the konaha crush arc, the Uchiha using Susano-o to crush the hidden sand completely leaving the sand siblings alive,and since Kakashi doesn’t have the sharingan in this timeline,I think he should either learn sage mode or some other kind of technique
