Actually, putting characters in different roles is exactly what makes them shine, in my opinion. When the silly drunk searches the depths of his soul to console a crying child. When a shy introverted bookworm does all she can to stand up for someone bigger than her. When the intellectual finds himself in a purely gut wrenching physical situation. Or even, maybe especially, when the villain has a redemptive moment...or the hero has a tragic fall. All of these connect with the reader because the characters show their humanity underneath their otherwise prescribed plot roles by struggling deep within themselves to pull out everything they can to make it happen.
