Project Management is a huge and complex discipline and we can devote our working lives to getting better at it. And one of the best ways to improve our performance is by harvesting lessons learned from each project we do.
And learning lessons from a whole project is not enough. We keep our performance sharp, by learning lessons as we go, conducting lessons learned (LL) meetings during projects as well as at the end.

This is one truly hidden gem on youtube. As someone that has been on both sides of project management, this approach needs more attention than its getting. Thank you very much for such a well explained and laid out tutorial on how to conduct excellent lessons learned sessions. I have adopted everything in this video!

I'm surprised that this video has only 4 comments. Mine is going to be the 5th. That's a really great material, thanks a lot Mike! Will be running my LL using your structure keeping the benefits and outcomes in mind. Perhaps too much to ask, but I would love to see some examples of actual LL, how would you engage others to think prior to the meeting, what's your recommendation on the group size, would you run everything in a single session or split into several, useful techniques... I know it depends on the project, but a real-life example can give some kind of a reference you could adjust to your circumstance. Anyways great stuff! Will surely check out other vids on the channel.

Serdar - Thank you very much. First - examples of LLs - sadly, all the projects I did were commercially sensitive. I was not able to retain copies of documentation on leaving my employer. However, to your next point, I would always recommend you plant a few thoughtful (but not leading) questions into the meeting invite, so that people are thinking (perhaps unconsciously) about their own LLs before the meeting. Group size: start with the presumption that groups that worked together should also be together for the LLs meeting. Maybe, for a large project, suggest team leaders/workstream leaders hold LLs meeting with their teams. Then bring the team leaders together. Ideal group size is up to 12, with anything over 20 being very hard to manage. What you can do though, is bring everyone into a large room, but seat them on tables of 4 to 8 people. Get the tables to work on a question and then share their thinking with the whole room. I have done LLs in all these ways: 1. Whole team of 3,4, 5...16 2. LLs meeting of team leaders who come prepared from their small team LLs meetings 3. Big event, with tables. All of these will work. What's most important is that you prepare good questions and your process for discussion.

Thank you for a great video on the topic! Do you have any recommendations for the format of such a meeting in terms of LL templates? I am working online with Miro/Whiteboard and such and this proves quite a challenge, especially with breakout rooms.

This is an area where the Agile community has contributed greatly to the PM toolset. Look up 'Sprint Retrospective Formats' or 'Sprint Retrospective Templates' in your search engine. You'll find dozens of fun ideas that you can use to facilitate your LL meeting. No two need ever be the same!
