For these samsung phones it is extremely important if you are transferring around parts, you must have the exact same variant on both (storage option can be different). Something like a Galaxy S4 or S5 has like half a dozen variants and mix and matching between them will give you anything from signal issues to just flat out not fitting right. This is ESPECIALLY important in the likes of US and China where there are a bunch of carrier specific variants!

If you want to get the backpanels easly off. Try it with a aluminum fish and a plastic fish, first insert the aluminum fish a bit so you can get the plastic fish under it. If you have it in you can remove the aluminum fish and go around with the plastic fish. Just go easy if you go too hard the backpanel will shatter. Make sure to pre heat it too.

I just got a heat plate myself. Personally, I find that 100°C for 5 minutes works well. I can then stick a utility knife between the glass and then slip in a playing card. Works great so far.

Is this the same Galaxy S8 from the part lots of 3 Galaxy S8 that you showed us before?! Wow that's a badly broken screen though. Also I think the fastest way to remove the rear cover is to use a heat gun/a hair dryer. The heating machine was quite a bit inefficient. I still like the classic way of opening it which like I said is using a heat gun.
