Upgrade your Walmart Bike or Buy Something Better? Can you spend too much on a Big Box Bike?

Is it worth it to upgrade a Walmart bike? Can a Walmart bike handle a mountain bike trail? KevCentral has explored this topic with several project bikes that, IMO, are a success. Most are built with budget in mind and are very cost effective relative to their performance and capabilities. However, recently I completed my most expensive build ever - Project Ledge X1 Stage 3 - built off the new Mongoose Ledge X1 (the Ledge X2 uses the same frame.) I mentioned in my reveal video that there was a point where the extra money didn't scale well with the bike or performance vs my previous stage 2 build. In this video I expand on that.
Comment below with your thoughts. Is there a line where a local bike shop bike or internet brand would be a better choice given available funds?

I've said before and I'll say it again. When I purchased my AXUM and spent a bunch of money to fix it up the way I wanted it I wasn't counting the dollars and trying to decide if it was worth the money because fixing it up myself was half the fun of having it. I learned a great deal about the bike (and bikes in general and now I know every millimeter of the bike so when something breaks or starts making noise I can easily diagnose the issue and easily make the repairs myself which is helpful since there is no bike shop near by. On the other hand, if I were the type of person who didn't care how it worked or otherwise didn't like to "tinker" I would never have spent the money to upgrade a big box bike.

Doubleplus Kudos to Kev Central for including some criticism of the parts he bought. Honesty is a quality rarely seen in MTB reviews. Statements like "stage 2 was thousands cheaper than this and equally capable" should be something every MTBer thinks about while falling asleep in the evening...

For a lot of people, myself included, dropping 3k all at once is hard. So typically I’ll start cheap and then upgrade slowly. May not be the most cost effective way, but at least I can start riding right away rather than have nothing for months while I save.

There’s nothing wrong with getting a great big box frame & building it up how you want. Number 1 important thing here & Kev said it, budget, set a limit & stick to it. Even if you buy a $3000 bike upgrade it, turn around& try to sell it, you’re always gonna be confronted with depreciation. I have the X1 & invested a nice amount of money into it, the X1 is a very capable trail bike. I don’t expect to sell the bike fixed up what I put into it at all. But I’m going to enjoy it & ride it. If I sell it I’ll put it back to stock & cut a smaller loss. Always can sell the parts if not needed for a reasonable price. All in all lesson here is be practical & use some sense while investing in your build. Thanks for the video Kev..

I have been running tubeless since stans came out with their conversion kit back in early/mid 2000's. I have never had an issue with tubeless, nor had a pump gum up. I am not sure how your pump procedure goes, but you want the valve stem on the upper half of the wheel. The sealant will be mostly at the bottom and shouldnt come back through the valve stem/pump. One of the biggest issues i would have would be seating the bead, mostly because i was using a regular floor pump. I used a compressor a few times, but blew the bead a couple times, i stopped using a compressor because of it. Now i have the topeak pump with the air resevoir, no more bead seating issues. Seats everytime and havent blown a bead yet. I have also always used soapy water on the tire bead/rim seat. It helps lube the bead to help it slide into the bead seat, It also helps shows leaks in the tire/bead/spoke holes once it seated. Another life saver i have been using are valve stems with removable cores. Once i get the bead seated i remove the core. Air the tire down, add sealant, then air back up to a pressure higher than i normally run, then spin/rotate/slosh the sealant in the wheel. It will sit like that until its next ride. From there its check tire pressure, air down, go enjoy tubeless tires.

Do you not see the paragraph that you had to type about getting tubeless tires set up? He didn't say they aren't better over all, no one could argue that. He said they're not better for the rider's that are probably going to be watching his videos. Tubeless is a way bigger hassle than tossing in an inner tube and going for a ride.
@tobins6800
@tobins6800 2 жыл бұрын
That may true. But, more serious than the occasional rider on a paved trail should try it once. It is amazing the difference that is felt from having tubes to without. There is also a different plushness that is added as well. I prefer to run tubes because I don't have an easy to seat the bead, nor the strength it sometimes takes (injuries). All the KZbinrs who show how easy it is, have been doing it for so long. Newbs trying to refresh sealant haven't learned the little nuances yet.

@cdavid119

@@aberratic tubeless is close to the same amount of work as tubes (less over time as you get less flats) Tube: 1. rim strip 2. inflate tube slightly and insert into tire 3. get tire onto rim 4. air up tube Tubeless: 1. Rimtape 2. get tire onto rim 3. seat tire 4. remove valve core and add sealant 5. inflate tire other than that it's pretty much the same maintenance - change tubes once a season (people rarely do this and this adds to flats on the trails) vs add sealant once a season. I'd say adding sealant is even easier as you just remove the valve core and add it then put the valve core back, no need to faf with the tire.

Some people I've seen have nice frames with cheep parts. Other people I've seen have cheep frames, with nice parts. Me, I'd much rather have a cheep frame with nice parts, because it's the parts that make the bike what it is. I'm not a fan of Mongoose. I wouldn't be caught dead on one. Although I'm glad to see that you're happy with it. Thanks.

When I took up cycling as an adult I would often change a lot of things on a new bike I had just bought. I soon learned that even simple mods are seldom sensible financially. It’s usually more cost effective to just sell the bike and buy another that has the features you want or need. Especially since where I live almost all the bike shops have closed, and service is expensive and hard to find.

Dunno. Even a big box with all the accoutrements gets into the pricey category (and no one really makes a dutch./MTB hybrid). Finding a cheap used bike and adding "good enough" parts seems like the biggest bang for the buck. Plus I'm not basically illiterate about bike repairs anymore.

im of the opinion that if you get a good base bike, you can always upgrade it to have far better performance, while simultaneously personalizing it, for a lower cost than just spending big in the first place. If you only got the cash for the bike, thats fine. Thats absolutely what this channel is about. If you can only do some aesthetics, again, perfectly fine! And if you want to go full hardcore on your bike, hes showing you what he did for those upgrades as well too!

I think the important advantage of building up a big-box bike, is the ability to get started riding for cheap, and upgrade over time without a large outlay all at once. It probably doesn't make sense to upgrade too far. Likely it would be better to stop upgrading, start saving your cash, and when you have saved enough then buy the bike you want and sell or hand down the upgraded big-box bike.

My budget hardtail which I bought for $900 in 2018 is wearing a bit with 5000 miles ridden . The cranks problem need to be replaced but I can't see upgrading to more expensive cranks or anything else as the frame itself does not justify upgrades . Now I have seen people upgrade there fairly decent bike with new parts and like you said if that makes you happy than so be it but it's not worth upgrading lower end bikes as it is cheaper just to buy a better bike and you will have a better bike over your budget bike upgrade . It is cool to see what's possible . For now I will replace parts on my bike with matching quality until this bike craze is over . The big money pits are the shocks and wheels and when they need to be replaced a new bike maybe in order .

I ride a big box bike because that's currently what I can afford and I am just a guy who rides bikes...I am not a serous cyclist. Now when the components wear out...I will likely replace them with slightly better one's...within reason. I won't spend tons on it though. That being said I am happy you are upgrading big box bikes and enjoy watching you do this on your channel.

I have a 2013 GT Karakoram 2.0 after a 4 year hiatus I’ve jumped back on the bike. I was told by friends to not bother upgrading my bike and purchase a new one. I argued the trails I ride haven’t changed for 10 years, I won’t be sending it like some of the mtb KZbinrs or mtb Instagrammers .I’m a mid 30 year old man with a family and a mortgage, I gotta keep my hobby expenses low. Channels like this are so helpful and encouraging not everyone has a spare $4000 to dump on the latest Santa Cruz range.

I have gone both ways with this issue. When I first got into MTB'ing I saw the price of bike shop bikes and thought they were ridiculous. So I bought a yard sale big box bike for $15. It took me 3 months to wear it out. After watching a few KZbin vids, I was able to adjust and replace parts and rode that bike another 3 week (LOL). At that point I had decided that I wanted to stay in this hobby and get a little more serious about it. Then I bought the Mongoose XR-pro 29er. After doing some financially responsible upgrades, it was and still is a pretty decent 37 pound 90mm/120mm travel FS bike. However, at 90mm/1200mm travel and 37 pounds is WAY too heavy, and if I were to ride it as many miles as I ride my current bike, it would have been worn out years ago. Currently my 14yo grandson rides it occasionally and it serves him well for his purpose. Now, I just sold my Santa Cruz 5010C, and am looking for a Stumpjumper or Fezzari Delano Peak, both are in the $3500 range. I learned the value of a good bike shop brand bike, but also Know the value of buying what I can afford and building on it. As long as you ride, you're doing it right!!!

Another down side to upgrading the Big Box Bike is that it will have a very low resale, that is, if you ever decide to sell it. Whereas a good bike shop bike will always be desirable and hold its value. The BBB, even with it's upgrades, people are going to look at it as a BBB and offer you $75 (Sad but true).

There's only one good reason to upgrade a big box bike. Once you make the 3 or 4 hundred initial investment you can part it up a little at the time. 40 bucks this week 50 bucks next month. Some folks ,like me, live pay check to pay check and coming up with over a grand at once is literally impossible unless you want to live in the dark for a month. Upgrading a big box bike is more of a necessity than a want for alot of people.

i feel the need to point this out, it is probably unwise to put a 140mm fork on a frame that was designed for a 100mm fork because for each 10mm of additional travel/fork height you slacken your headtube and seattube angles by half a degree, reduce your reach by 5mm, raise your bottom bracket, and lengthen your wheelbase. So jumping up 40mm in the front makes your seattube/headtube 2 degrees slacker and your reach 20mm shorter. You wont necessarily notice the shorter reach when seated but you will very much notice the slacker angles as it will make it harder to get your weight over the front end of the bike on difficult climbs. When standing on the bike you will very much notice the shorter reach as 20mm of reach difference is basically the difference between a medium bike and a small bike, making the bike feel more cramped while also longer in the wheelbase making it harder to turn at slow speeds. The higher bottom bracket will give you better pedal clearance but at the expense of handling, especially when cornering. Ideally you should never go up in travel more than 20mm. Also, carbon wheels are never worth it unless you have a high end frame with high end components. If you're looking to spend that much money, you're going to get a lot better performance for your dollar by going with better suspension and brakes.

I think that for some people (who like to work on their bike, spec their bike to their liking, and mixing and matching parts) upgrading bikes are worth it, but for others (who just want to ride, and avoid messing with their bike, and don't want to "build" their bike up), it might not be. Regardless, you're doing great Kev, and project Ledge stage 3 is a beast, it's probably the most capable "Walmart" bike I've ever seen!

To me, the core point of upgrading a cheap bike is simply so that you aren't sinking a large amount of money all at once... You can do so gradually and actually have a bike to ride at every step along the way. Saving up for a nicer bike might save you money in the long run, but it means you might have a long wait before you can even get out there and ride. Sure, you can start with some bike that is total crap and have something that doesn't have good bones to begin with, and that was probably the broad truth of big box bikes just a few years back... Bikes like this Ledge, the Ardor, the Axum, even all the way down to the Al Comp, all show those days are past.

First off Kev I 100% agree about the value not really being there for that bike. My full carbon trail bike cost cost around what you spent on that bike. For you its totally worth it because you're using it to create content but if I was to build something like that myself I would instantly regret it. Its cool that you did and its for sure interesting. I'd love to see how the frame holds up to some real black diamond nastiness. Second thing. I think recommending tubes over tubeless for even an average rider is bad advice. I've destroyed nice wheels, and have had to hike miles because of tubes. Beginner riders that want to ride more aggressive, trails in the desert, rock gardens, or really anything over a green trail should 100% be tubeless with rim protection. Beginner riders make silly mistakes. Silly mistakes can cause flats and damage wheels really easily with tubes. When you're tubeless with rim protection small holes will seal themselves, big holes can be patched with a bacon strip without losing too much air, and pinch flats don't really happen unless you literally cut the sidewall of the tire. I've ridden mountain bikes for around 15 years now and once I ditched tubes I never hiked out because of a flat again. I always carry 1 tube in my bag so I can get off the trail if I cut my tire. I went from getting a flat almost every time I went riding to it just not being a problem anymore. New riders have it doubly hard because most of the time they are riding cheaper bikes that have wheels that bend easily. Having some form of rim protection can make the difference between you just accidentally bumping a rock on the trail and learning from your mistake and having to buy a new wheel. Kev no hate and I love the content. Keep riding! Come to Hawaii sometime man!

I have 2 bikes, a GT I bought on Facebook for £30 and a Ridgeback I bought for £50. I put new parts on which are consumables like cables and chain etc and bottom brackets. Other parts I wanted were bought pre owned from either Facebook or eBay. My family say ‘with all the money you’ve spent you could of bought a new bike’. To me that’s not the point. I can build the bike the way I want it with parts that I want on it, plus I really enjoy working on my bikes. Lately I’ve either changed something or adjusted something or just worked on them for something to do.

For me, I'm 17 and don't have a whole lot of money to spend at once. It's far more realistic for me to slowly upgrade my Huffy Scout, especially with the fact I bought this bike when I lived in a place with no used bike market. I'm also learning how to work on bikes, which has really taught me a lot. I can work on a car just fine, but bikes are a lot more finicky (imo) despite being far more simple.

I think big box bikes allow you to save some money or get equivalent products for less at a lower end of the price range since you can use sources like ebay to get good high end products (deore groupset, epicons/epixons, chain rings, etc). But once you start reaching the higher end, then you reach the point where it's worth it to get a bike shop bike, or spend on a more expensive bicycle kit from other brands with better frames.

Right on Kev. I totally love my x1! So far my only down sides are really just simply the fact that I can’t get an upgraded fork or dropper post still yet for a good while, but in the meantime, I ride the heck out of what I’ve got! Really enjoyed following this build. Thanks for the insight on parts/performance.! I WAS able to pick up a DNM rear shock, and it made a huge difference in my riding!

Well one, it’s not like you can buy an affordable frame and build a bike to your liking so you end up buying a big box bike and upgrading. The problem is you end up spending too much. Like having the most expensive home in the worst neighborhood, it’s not worth it and you’ll never get you money back. You have to be logical and keep the upgrades reasonable to the initial cost to make it worthwhile.

@@KevCentral yes, well obviously. I was just trying to say if your going to upgrade keep it relative to the value of the bike, if your going to spend a lot on upgrades and it makes the whole thing so expensive it’s not worth it then just buy a better bike in the first place.

I’ve been watching your channel for a long time, and even though I ride a much more expensive bike, I appreciate what you do. This bike here looks amazing. You did a great job showing what’s possible. I have the revelation fork and I love it. I also spent a little money and bought the upgrade kit which is well worth it. I believe the revelation is the first fork in the RockShox lineup that can be upgraded. Anyway, keep doing you and be safe on the trails. Falling tends to hurt more as we age😉

You definitely can. My GT aggressor that I bought on your recommendation is a great example. The frame is really good but I got a little carried away. bought mostly used parts the bike is now amazing but I easily have 1200 bucks into it.

Unless you are a Pro rider, there is nothing wrong with upgrading a box store bike. The frames are tough albeit heavy but you can lighten up everything around it to make your bike more reliable and fun to ride.

I think this type of video is great for an update on a FAQ. People new will reportedly ask the same thing or leave similar comments, it’s just a sigh of success! Awesome video as always. That bike is sharp. I wish the 29 had that color of frame. I The things to keep in mind about upgrading a Wally Bike is to make sure the specs are what you want. Then when you are ready to upgrade to a higher end bike, you can just keep the good stuff for a that build... frame and a few components and you have a 5k MTB that you did not have to throw down the whole chunk of green back for at once. One could do all the upgrades and transfer them to a nice Chinese carbon fiber frame off amazon for 1k.

That geometry looks so similar to my devinci troy, big box has come a long way. Disagree on the tubeless setup tho. Just pay a shop 30 bucks to set it all up for you and you'll rarely need to worry about it again. Much better than having to change flats with tubes.

Hey Kev I have a question and I hope you reply. I am just around 6 ft tall and I am deciding on getting a new bike to start out riding again and I can't decide between the Mongoose XR Pro, The Ledge X2 or the Schwinn Axum. I can get only one and I plan to leave it stock for as long as possible. I will mainly use the bike for light exercise and commuting on badly paved roads or light trails. Since you have experience with all 3 which one would you recommend? It will be greatly appreciated. Thanks. I like the look of the XR pro though.

That's a hell of a start for a custom build.. u have 650$ in my bike total.. some new some used parts air suspension front in rear bontrager wheels. Road shock front end, disc brakes, upgraded crank, front and rear Derailers. And custom gearing.. does what I want it to do but I'm not a super aggressive rider.
