00:00 - Intro
What is up you guys! In today's video, I am going to be peeling back the curtain and talking about my 18-car car-car sharing fleet, what my fleet makes, the things I've learned, well as any tips and tricks I have. Let's go!
01:23 - My Fleet & Metrics
So, let's first go over my fleet, and let's break down how my fleet started, how it grew, how many cars I have today as well as where my fleet is today.
05:28 - What Has Changed With My Fleet
Now, as my fleet has grown, there have, of course, been a lot of changes that have occurred as well. one of the biggest changes has been the types of cars we buy. Earlier in my Turo career, I bought older, cheaper cars, but in recent years I have started to buy a bit nicer cars. Another thing that has changed has been the time commitment. As our fleet has grown, this has required more time for me and HP.
08:53 - What I Learned
Now, let's talk about what I learned and things I think every Turo host should keep in mind as they grow and scale their Turo fleet. First is your organization; this is important because as you grow, you will have more cars to keep track of, more conversations, more tolls, and overall logistics will become more difficult. Building relationships with local shops and experts is another thing that is incredibly important and will save you time and money. Lastly, is
15:17 - Mindset Shift
One thing I have noticed when growing a fleet is that growing from 1-3 cars isn't much of a shift; in fact, I would argue having 3 cars is in some way easier than having just 1. Growing from 3 to 10 isn't too hard; growing from 10-15 creates some system changes and can be a transition, and then once you get past 15 cars, that is when you really start to see your Turo fleet as a business, rather than a side hustle.
17:00 - Closing
I hope you guys enjoyed this video; make sure to hit the like, subscribe, and the notification bell, and I will see you guys in the next video.

This is random but a small upgrade to add to fleets is changing out the radios. I have a few olders cars that dont have bluetooth and you would be suprised how mang people dont book your car if it doesnt have bluetooth. A radio with bluetooth and the kit to install will be no more than $100. That small upgrade will make a big difference.

We adjusted our fleet just prior to ACL and F1 month, and it paid off. Got rid of some dead weight, and temporarily went up to 5 cars. Pulling the truck off at the end of the month and dropping back to just 4, which is about all I can handle, part-time, but this month we did $7k, a new record by $1.5k, and two cars were not available the full month. We'll see what coming months bring, as the whole fleet is now more reliable, hopefully. A 7 passenger Euro SUV($2k/mo two of the last three!!!), convertible, Jeep, cheap exotic, and might add back the euro sedan after some serious ($$$) engine work.

Great video, and I watched till the end waiting for the one thing that caught my attention the most. What about insurance costs like when someone wrecks your car damage is it? How do you recoup your expenses? Does this increase your insurance? How do you prevent these things from happening and when they do happen? What is your recourse? You may have covered insurance related issues in another video all on its own so I will go ahead and look at your others. Great work girlfriend, I'm a fellow hussler too, just exploring the hustles to find my next venture!!!

Turo has a policy where to add a car to the fleet, it must be no older than 12 years, less than 180k miles. It is 2023 so that means the oldest I can go for would be a 2011 car with 170k miles. So if I currently have a 2011 car on Turo, and lets say 2024 rolls around with the car having 200k+ miles, would be that car be disqualified because it'll be 13 years old with past the mileage? Is the number of trips completed on a car's profile the total number, or just the times someone has rated? When I look at the different cars, I rarely see any even close to 3 digits, I live in a major metro area. The various Turo videos give the impression your car should be rented out a majority of the time, but the numbers don't add up based on the # of trips on the cars I see. I would have thought I could see a decent number of cars with hundreds of trips, but that's not the case.
