I kinda see Demoman as a glass cannon. Where he has high damage, but ultimately low self defense. If I were to suggest a new nerf to Demoman, I would go with reducing his original Hp from 175 to 150 yo make him feel a bit more fragile. I would also add a +25 Hp to all his shields (and maybe the Scottish Resistance) so that Demoknight isn’t affected as he needs the bulk. (Also, I would make the Eyelander only reduce Hp if demo is equipped with a shield so his Hp does go down to 125).

If it helps at all, if we go into the lore and use real life statistic facts, Soldier tried enlisting for each branch of the military, and if we're going by Marine Corps height (I picked because I love the USMC), the stereotypical fantasy marine height is about 6'0, and the average Russian is 5'11, just a few centimeters off 6 feet, and for heavy, a guy who lived in a Gulag, broke out, has insane strength, etc... I wouldnt be surprised if he was like 6'5 or so
